#454 - 7 Loan Extensions in 6 Weeks: What Car-Mart's Crisis Teaches Every Dealer
2026/10/22
In this episode of the Independent Dealer Podcast, Jeff Watson and Luke Godwin go no-guest and cover two things on their minds: what Car-Mart’s credit crunch says about running a buy here pay here operation at scale, and how far AI agents can actually take a dealership today. From a publicly traded chain with a stock hovering around a dollar to a Grok bot that worked 27 cars in 31 minutes, this is a straight conversation about overhead, cash flow, and the idea of an employee-less car lot. What You’ll Learn: Why Car-Mart’s situation, with repeated loan extensions, a default-or-bankruptcy deadline, and stores cut from the 150s to the 90s, comes down to cash flow outrunning overhead rather than any single big lossHow “death by a thousand cuts” quietly takes dealerships under, and why a 1 percent monthly slide in delinquency, margin, or expenses becomes a 12 percent problem a year later if you are not tracking itWhy both hosts say a large portfolio cannot survive the buy here pay here customer at scale, and the honest debate over how Drive Time is still thriving when others are notHow a Grok bot pulled the Carfaxes and condition reports on 27 auction cars in 31 minutes, a job that normally takes an hour and a half or more, and color-coded the list without being askedWhy training an AI buyer looks a lot like training a 25-year-old buyer, except that it never has to be told twice to skip the turbosWhy the collections agent may be the easiest role to automate, with a handful of core conversations covering most calls, and how one super-employee could replace three roles once titling goes fully digitalWhy SaaS vendors blocking bots from logging in could become a major roadblock, and why dealers should be willing to pay API fees for native integrations instead of a bot clicking through a browserIf you are a buy here pay here or independent dealer who wants to understand how overhead sinks even big operators, and what AI agents can and cannot do in your store right now, this is the episode for you. #42 - Monday Minute | Your Dealership Should Give You a Life, Not Become One
2026/10/19
Welcome to the Monday Minute, brought to you by Auto Analytix — your 52-week guide to a better dealership. A quick reset to help you lead better, think clearer, and build your dealership with intention. Before we get started, make sure you have reviewed Sunday's newsletter. It lays out the full theme for the week, the why behind it, and simple exercises you can work through with your team. The Monday Minute is the mindset. The newsletter is the roadmap.Your dealership will take every single hour you are willing to give it. There is always another car to buy, another customer problem to handle, another deal to work, another report to pull. And somewhere along the way most dealers convinced themselves that being the first one in and the last one to leave means they are leading. It does not. It means they built a job they cannot escape — and they are calling it a business. In this episode, Jeff and Luke get into the work-life balance conversation that nobody in this industry wants to admit they need. Jeff names the real problem — boss guilt. The feeling that you have to be there every hour one of your employees is there. That if you take a Saturday off the whole place burns to the ground. That conventions, 20 groups, family vacations, and Friday afternoon golf are luxuries you have not earned yet. The truth is your dealership does not burn down when you leave. And if it does, that is not a you problem — that is a systems problem. The goal was never to build a dealership that survives without you. The goal was to build systems that let it run without you — documented processes, delegated roles, defined accountability, and managers you trust enough to let make 99% of decisions without a phone call. Jeff says plainly that he could not have the life he has without three managers who run every aspect of his business independently. That did not happen by accident. It happened because of everything the last several weeks of Monday Minutes have been building toward. Luke adds the assignment that most dealers skip — tracking where your time actually goes for a few days, asking honestly whether each thing requires you, and then not immediately filling the reclaimed hours with more work. Go home. Have dinner. Play golf. Fish. Sit on the porch and do nothing. Whatever recharges you goes on the calendar like an appointment you cannot cancel.Your assignment this week: set one boundary and hold it. No calls after 7. No emails on Sunday. Leave early one afternoon. And when the voice tells you to go back to the dealership — fight it. Your dealership is supposed to provide you with a life. Not become one.Review this week's Sunday newsletter at theindependentdealer.com for the full theme and exercises. Not subscribed yet? #453 - The Battle Plan Worked: Catching Up with Nathan Smith on Growth, Repos and Blytz
2026/10/15
In this episode of the Independent Dealer Podcast, Jeff Watson and Luke Godwin check back in with Nathan Smith of Parker Auto Sales — the dealer who bought out his previous owner on a spreadsheet, circled a cash-positive date on his calendar 30 months out, and hit it almost to the day. Nathan is now in month 30 of his ownership journey, cash positive for the first time in September, navigating AI-powered collections, and sharing one of the most honest reads on where the BHPH market is headed over the next six months that you are going to find anywhere. What You’ll Learn: How Nathan built a 30-month cash flow projection when he bought his dealership — hit it almost exactly — and why having that battle plan saved his sanity every time the business felt like it was spiraling Why 72 percent of Nathan’s payments are now collected online and how Blytz Collect is working his one-to-fifteen delinquency bucket on Saturday and Monday mornings — collecting on 5 percent of those accounts without a single collector making a call Why Nathan’s customers will talk to the AI collections agent when they will not talk to a human — no judgment, no tone, no history — and what that reveals about why some collector relationships quietly poison an entire bucket How Nathan fired a collector on the spot and handed her entire bucket to Blytz — and watched delinquency only creep from 15 to 17 percent over a full month with no human working those accounts Why Nathan says this market feels exactly like 2011 — a reset coming off a crisis, a different kind of repo showing up, customers losing jobs as employers finally stop tolerating poor performance — and why he believes tax season is going to be very good to dealers who survive the next few months Why over-leveraged dealers are in a danger zone right now — charge-offs are coming, wholesale values on rough repos are bringing nothing, and there is very little any operator can do to mitigate what is already in the pipeline Why Nathan thinks the subprime lenders’ bottom-tier customers are about to fall down to buy here pay here — and why dealers who are still standing when that happens are going to be the ones who winIf you are a buy here pay here dealer trying to make sense of where this market is right now, what AI collections actually looks like in a real operation, and what the operators who survive hard cycles do differently — Nathan’s conversation is one of the most grounded and specific you are going to find.Support the businesses that support the podcast: Buckeye Risk Services - Reinsurance and wealth strategies for independent dealers.https://theindependentdealer.com/buckeye/ Blytz - BHPH payment processing with fast funding and text-to-pay.https://theindependentdealer.com/blytzpay/ Ituran GPS - Asset protection and customer management for BHPH and retail dealers.https://theindependentdealer.com/ituran/Follow & Connect: Website: www.theindependentdealer.com Facebook Group: @independentautogroup Luke Godwin: @lukegodwin Jeff Watson: /sendtojeffw Like, subscribe, and share this with a dealer who needs to hear it.
#41 - Monday Minute | Wrong Employees Cost You the Best Ones
2026/10/12
Welcome to the Monday Minute, brought to you by Auto Analytix — your 52-week guide to a better dealership. A quick reset to help you lead better, think clearer, and build your dealership with intention. Before we get started, make sure you have reviewed Sunday's newsletter. It lays out the full theme for the week, the why behind it, and simple exercises you can work through with your team. The Monday Minute is the mindset. The newsletter is the roadmap.Your best employees are watching. They watched when you let the underperformer slide last month. They are watching right now to see what you are going to do about it. And if the answer keeps being nothing, they are quietly doing the math on whether this is still the right place to work hard.In this episode, Jeff and Luke pick up where last week's employee review conversation left off — and get into the part of leadership most dealers avoid until it is already too late. Jeff makes the case that keeping the wrong employee does not eliminate the problem. It transfers the problem to every good employee on your team. They pick up the slack, absorb the bad attitude, watch someone consistently miss expectations and keep their job anyway — and eventually they start asking why they are working so hard when underperforming is clearly acceptable here. That question does not take six months to spread. It takes six hours. And by the time you feel it, it has already moved through your dealership like a wildfire. None of this means firing someone on their first mistake — people deserve coaching, clear expectations, documented write-ups, and a real opportunity to improve. That is why the last several weeks of the 52-week guide have built toward this moment. When you have done all of that and nothing has changed, the conversation should not come as a shock to anyone. It should be short, private, direct, and respectful. Luke adds the reminder that your team is watching that moment too — how you handle a termination says as much about your leadership as how you handle a promotion. Treat people with dignity on the way out. Offer a letter of recommendation if they are a good person who was not the right fit. And do not argue, do not embarrass, and do not let it drag into a 45-minute debate.Your assignment this week: think about your team and identify the conversation you have been avoiding. Ask yourself honestly — have I coached this employee, have I documented what is happening, and have I given them a legitimate opportunity to improve? If the answer to all three is yes, the question is no longer whether they should go. The question is why you are afraid to make the decision. Every dealer who has let someone go and watched productivity climb immediately knows what happens on the other side of that call. You are not protecting your culture by keeping the wrong people. You protect your culture by removing them.Review this week's Sunday newsletter at TheIndependentDealer.com for the full theme and exercises. Not subscribed yet? #452 - Is This the Dark Days of Buy Here Pay Here?
2026/10/08
In this episode of the Independent Dealer Podcast, Jeff Watson and Luke Godwin are not sugarcoating it. Record charge-offs. Deportations and voluntary surrenders. COVID-era deals from 2023 finally caving under worn-out cars and balances that still have a year left on them. Subprime lenders beating BHPH on payment affordability and taking the same customers. Dealers calling it a fun run and quietly exiting. Jeff calls it straight — these are the dark days of buy here pay here. But dark days are also when the operators who survive separate themselves from the ones who do not. This episode is about what that looks like in Q4 2026 and going into 2027.What You'll Learn: Why the charge-off wave hitting dealers right now traces directly back to 2023 pricing — cars bought at peak inflation are worn out, worth nothing, and still carrying $10,000 to $13,000 in remaining balanceWhy subprime lenders are winning the affordability battle against buy here pay here — extended terms, lower payments, same customers — and what that means for BHPH market share heading into tax seasonWhy some long-time dealers are doing the ROI math on buy here pay here and quietly deciding the stock market or commercial real estate might be a better use of their capitalHow the hybrid model is becoming the answer for buy here pay here dealers who want to stay in the car business — creating instant cash through retail units while the BHPH portfolio stabilizesWhy dumping your QuickBooks, DMS reports, and financial statements into an AI chatbot right now is the closest thing most dealers have ever had to an affordable consultant — and how to use it curiously instead of expecting it to hand you a finished answerWhy Q4 is the exact right time to dig into the first three quarters of your business and decide what has to change before January 1st — and why growth is not the right goal for most dealers right nowWhy Jeff and Luke both say the same thing heading into year end: pay down your debt, do not buy the boat, take the tax hit, and be one of the few left on the playing field when the cycle turns back upIf you are a buy here pay here dealer going through the hardest stretch you have seen in years and trying to figure out whether to push through, pivot, or get out — this is the most honest conversation you are going to find about what the operators who survive actually do differently.Support the businesses that support the podcast: Buckeye Risk Services - Reinsurance and wealth strategies for independent dealers. https://theindependentdealer.com/buckeyeBlytz - BHPH payment processing with fast funding and text-to-pay. https://theindependentdealer.com/blytzpay/Ituran GPS - Asset protection and customer management for BHPH and retail dealers. https://theindependentdealer.com/ituranFollow & Connect: Website: www.theindependentdealer.com Facebook Group: @independentautogroup Luke Godwin: @lukegodwin Jeff Watson: /sendtojeffwLike, subscribe, and share this with a dealer who needs to hear it.
#40 - Monday Minute | Shut the Door and Talk to Your Employees
2026/10/05
Welcome to the Monday Minute, brought to you by Auto Analytix — your 52-week guide to a better dealership. A quick reset to help you lead better, think clearer, and build your dealership with intention. Before we get started, make sure you have reviewed Sunday's newsletter. It lays out the full theme for the week, the why behind it, and simple exercises you can work through with your team. The Monday Minute is the mindset. The newsletter is the roadmap. When was the last time you shut the door, put the phone down, and had a real one-on-one with each of your employees? Not when someone screwed up. Not a conversation shouted across the showroom. An actual review — where they found out where they stand, what they are doing well, and what you expect them to improve. If you cannot remember, that is the problem. Your employees are not wondering if they are doing a good job. They are assuming. And the first honest conversation about their performance should never be the one where you are about to let them go.In this episode, Jeff and Luke break down the one-on-one review process that most independent dealers either skip entirely or only run when something has already gone wrong. Jeff introduces the 3x3 format — three things the employee does really well, written down and said out loud, because dealers spend so much time correcting people they forget to reinforce the good; three things they can improve on, framed as a conversation not an attack, tied to their KPIs and responsibilities with the why explained; and one single measurable goal for the next review period. Not ten, not five — one. Incremental improvement over a 90-day window beats a laundry list of expectations nobody remembers by Tuesday. Luke adds the question that most leaders never ask and almost always need to — at the end of every review, ask your employee what you can do better and how you can help them succeed. Then stop talking. Do not defend. Do not explain. Just listen. Because if you are going to hold your team accountable, you have to be willing to be held accountable too.Your assignment this week: get your employee reviews on the calendar. Quarterly is great, semi-annual is better than nothing, but put a date on it and protect it. Use the 3x3 format — wins, improvements, one goal. Review the numbers, set the target, and end every review by asking what you can do better as the leader. Your employees should never wonder where they stand. If you tell them they are doing well, they will understand. If they can see they are doing well, they will do even better. That is how you develop people instead of simply employing them.Review this week's Sunday newsletter at TheIndependentDealer.com for the full theme and exercises. Not subscribed yet? #451 - Copart Just Bought ACV: Here's What It Means For Your Wholesale Cars
2026/10/01
In this episode of the Independent Dealer Podcast, Jeff Watson and Luke Godwin are both in full tax season prep mode — and have a lot to say about it. Luke just walked the auction lanes for the first time since July 2020, bought ten cars in one day, and came back with real observations about condition reports, the professional premium, the buy-it-now revolution, and why simulcast bidding is a fundamentally different game than standing in the lane. Jeff is buying trucks and SUVs while gas prices are high and everyone else is chasing Teslas — and making the Warren Buffett case for why going contrary to the market right now is a conviction play, not a gamble. Plus Copart bought ACV, subprime lenders are stealing BHPH market share on affordability alone, and the guys are both headed to the Buy Here Pay Here Dealer Forum in Austin November 1st through 3rd.What You'll Learn: Why Luke went back to the physical auction for the first time in five years — what he did differently this time with condition reports and a pre-built short list — and why he bought ten cars in one day without blinking Why the professional premium makes simulcast bidding a losing game for dealers who know what they are looking at — and why buy-it-now and make-an-offer are the strategies that actually produce arbitrage Why Copart buying ACV for $2 billion might be the best thing that ever happened to dealers trying to liquidate red-light non-runners — and what that acquisition really means for the wholesale market long term Why Jeff is buying trucks and SUVs while gas prices are high and everyone else is scared of them — and how tripling his money on a $200,000 buy during the Katrina gas spike is the exact playbook he is running right now Why subprime lenders are taking BHPH market share and it has nothing to do with credit quality — it is entirely about payment affordability and term length — and what the average PTI number from a recent 20 group reveals about where the market actually is Why EVs are still going two grand over MMR in the lanes while trucks and diesels are going for a song — and how to think about playing both sides of that market without getting caught holding the wrong inventory when the cycle turns What Luke learned moderating a 20 group about the $500 monthly payment ceiling — and why the dealers running under that number are seeing meaningfully fewer charge-offsIf you are an independent or buy here pay here dealer trying to get your inventory right, your buying strategy locked in, and your business positioned for tax season before the window closes — this is the most tactical conversation you are going to find heading into Q4.Support the businesses that support the podcast: Buckeye Risk Services - Reinsurance and wealth strategies for independent dealers.https://theindependentdealer.com/buckeye/ Blytz - BHPH payment processing with fast funding and text-to-pay.https://theindependentdealer.com/blytzpay/Ituran GPS - Asset protection and customer management for BHPH and retail dealers.https://theindependentdealer.com/ituran/ Follow & Connect: Website: www.theindependentdealer.com Facebook Group: @independentautogroup Luke Godwin: @lukegodwin Jeff Watson: /sendtojeffw Like, subscribe, and share this with a dealer who needs to hear it.
#39 - Monday Minute | Your Team Can’t Hit What They Can’t Measure
2026/09/28
Welcome to the Monday Minute, brought to you by Auto Analytix – your 52-week guide to a better dealership. If you walked into your next staff meeting and asked every person in the room what their number is – the one metric that tells them whether they are winning or losing at their job today – how many of them could answer? If the honest answer is not many, that is not an accountability problem. That is a clarity problem. And you cannot hold someone accountable to a standard they cannot measure. In this episode, Jeff and Luke get into the KPI conversation that ties everything together – culture, delegation, clarity, compensation, meetings – all of it falls apart without numbers attached to it. Jeff makes the case that telling someone to sell more cars, do a better job collecting, or get cars through the shop faster is not a direction – it is a wish. Every key position in the dealership needs at least one number they own, understand, and can actually influence. For sales it might be units sold or gross profit dollars or appointments set. For collections it is delinquency percentage, recency, or promises kept. For service it is billable hours, tech efficiency, or time to line. For the office manager it might be days to funding, outstanding titles, or CPI penetration. The specific number depends on the role – but the principle is the same across every one of them: if they cannot affect it, do not judge them on it. Luke adds the scoreboard layer that makes accountability visible instead of personal – write it on a whiteboard, build it in a spreadsheet, or let Auto Analytix automate it for you so every person in the building sees exactly where they stand without anyone having to chase the data. When someone misses their number you do not beat them up – you coach them up. When they hit it you recognize it, celebrate it, and reward it. Because what gets rewarded gets repeated.Your assignment this week: identify one KPI for every role in your dealership and assign clear ownership of that number to the person in that seat. Put those numbers on a scoreboard and decide how often they get reviewed – most numbers weekly, some daily, none less than monthly. Then start having conversations around the numbers instead of around feelings. Accountability is not personal. But it has to be measurable. When everyone knows their number and everyone knows what winning looks like, the whole team plays to win – and when the company wins, they win too.Review this week's Sunday newsletter at TheIndependentDealer.com for the full theme and exercises. Not subscribed yet? #450 - Are You Struggling, or Is Everyone? The Question Every Dealer Should Be Asking
2026/09/24
In this episode of the Independent Dealer Podcast, Jeff Watson and Luke Godwin make an announcement they have been working toward for years — they are now investors in Auto Analytix, a business intelligence platform built specifically for independent and buy here pay here dealers. Jeff and Luke are joined by Martin Gutierrez, the founder, and Kaleb Bryan, a fellow dealer turned partner, for a conversation about why they believed in this product enough to put their own money in it, what the platform actually does that a DMS, a spreadsheet, and an AI tool cannot, and why knowing your numbers in real time is the difference between a dealership that survives a hard market and one that does not. What You'll Learn: Why Jeff and Luke invested in Auto Analytix — and what made this the first product in five years of podcasting they felt strongly enough about to put their own money behind How Auto Analytix connects directly to your DMS — IDMS, AMS, Dealer Center, Emotive, Wayne Reeves, Fraser, Omnic, and more — and pulls your data automatically so you are never fat-fingering numbers from one screen into another Why the composite report and the 20 group model have a data accuracy problem — and how Auto Analytix solves it by standardizing every metric across every dealer on the platform so benchmarks are actually apples to apples How the dealer ranking system lets you see exactly where your charge-offs, average down, ACV, and gross stack up against your peers — anonymously, accurately, and in real time instead of three months after the quarter ended Why Caleb discovered his break-even calculation had been wrong for years — and how Auto Analytix caught the missing component the same week he onboarded How the platform is being used as a fraud prevention tool — running DMS collections data against Blytz payment data to prove what was actually collected — and why that capability could bring more capital and more lender confidence back into the buy here pay here space What the first 25 dealers who sign up through the podcast link will get completely free — and what $299 to $399 a month looks like compared to what you are currently spending on tokens just to dump reports into an AI If you are a buy here pay here or independent dealer who has been told to know your numbers for years and still cannot see them clearly without a spreadsheet, a manual pull, and a half-day of data entry — this is the episode that changes that. #38 - Monday Minute | Stop Ordering the Paper Towels
2026/09/21
Welcome to the Monday Minute, brought to you by Auto Analytix – your 52-week guide to a better dealership. A quick reset to help you lead better, think clearer, and build your dealership with intention. Before we get started, make sure you have reviewed Sunday's newsletter. It lays out the full theme for the week, the why behind it, and simple exercises you can work through with your team. The Monday Minute is the mindset. The newsletter is the roadmap.Someone walked into your office today and asked what to do about the paper towels. And you answered. And that is the problem – not the paper towels, but the fact that every decision, big or small, is running through you. You are not just the owner anymore. You have become the decision department. And every one of those decisions, no matter how small, takes a little bit of your time and a little bit of your mental energy that you are never getting back.In this episode, Jeff and Luke get into the decision-making framework that every dealer needs but almost nobody uses – the Eisenhower Matrix. Four quadrants, four categories, one simple filter for everything on your plate. The first quadrant is urgent and important – funding problems, serious customer issues, things that threaten today's operations. Those need you now. The second is important but not urgent – hiring a manager, reviewing financials, building next year's projections. Those need a scheduled time or they will keep getting kicked down the road until they become urgent at the worst possible moment. The third is urgent but not important – the paper towels, the toilet paper, the things that need to happen today but do not need to be you doing them. That is a delegation opportunity disguised as a crisis. Give your people the authority, the credit card, and the process – and get out of it. The fourth quadrant is not urgent and not important. Those should not exist at all. Delete them. The bigger lesson underneath all of it is not about the matrix – it is about protecting your attention. Working on the business instead of in the business is where your real value lives. Being busy does not mean being productive.Your assignment this week: do a brain dump of everything you handle in a day or a week and drop every single item into one of four buckets – do it, schedule it, delegate it, or delete it. Then identify the three things that truly deserve your attention as the leader of this dealership. Not because you are the owner, but because you are the leader. Your dealership needs your leadership. It does not need you ordering paper towels.Review this week's Sunday newsletter at TheIndependentDealer.com for the full theme and exercises. #449 - The Rotten Apple: How One Bad Hire Can Destroy Your Dealership Culture
2026/09/17
In this episode of the Independent Dealer Podcast, Jeff Watson and Luke Godwin sit down with Gill Florentino, Principle Owner of Mi Amigo Motors — a Dominican Republic native who watched his brother get murdered as a child, came to the United States on an athletic scholarship, pitched against Hideki Matsui in the Tokyo Dome, spent nearly a decade chasing a pro baseball career across Japan, Mexico, and Panama, recovered from two arm surgeries and a car accident that dislocated his leg, built a career at JP Morgan Chase managing a $100 billion portfolio, and eventually made his way into buy here pay here in 2013. Today, Gill Florentino runs multiple businesses, including a dealership operation and 14 Seasons Cigar Company, has written a book that sold over 10,000 copies in its first few months, and is widely regarded as one of the most process-driven, culture-obsessed operators in the independent dealer space. What You'll Learn: Why Gill refuses to interview a candidate who shows up one minute late — and how he attracts the kind of people who would never do that in the first place, including a Subway sandwich artist in Lubbock making $9 an hour who became one of his best hires The five-candidate interview process where every member of the organization spends 15 minutes individually with each applicant — and why the million-dollar question Gill asks reveals more about character than any resume ever will Why the organization is always more important than any single person in it — and what the rotten apple in a basket of good ones has to do with why one bad hire can destroy a culture faster than you can fix it How Gill runs what he calls a timeless organization — always hiring, never comfortable, always recruiting at the grocery store, the restaurant, and the subway — even when there are no open seats Why Gill does not believe in goals — only processes — and how the same math that got him a Nintendo as a kid is the exact framework he uses to build repeatable sales and collections performance across multiple businesses How cross-training every position at JP Morgan Chase taught him that the best person for a role is often already inside the organization — and why that principle drives how he builds teams across every business he owns Why nobody in his organization will ever be more important than the organization itself — not even Gill — and what that standard looks like when you enforce it from the first phone call of the interview processIf you are an independent dealer who has ever struggled to find good people, keep good people, or build a culture that runs without you — Gill's story is the most complete answer to all three questions in one conversation.Support the businesses that support the podcast: Buckeye Risk Services - Reinsurance and wealth strategies for independent dealers.https://theindependentdealer.com/buckeye Blytz - BHPH payment processing with fast funding and text-to-pay. #37 - Monday Minute | Your Dealership Doesn't Need More Meetings, It Needs Better Ones
2026/09/14
Welcome to the Monday Minute, brought to you by Auto Analytix – your 52-week guide to a better dealership. A quick reset to help you lead better, think clearer, and build your dealership with intention. Before we get started, make sure you have reviewed Sunday's newsletter. It lays out the full theme for the week, the why behind it, and simple exercises you can work through with your team. The Monday Minute is the mindset. The newsletter is the roadmap. You have sat in that meeting. No agenda, someone brings up a problem from three months ago, the whole conversation disappears down a rabbit hole, an hour disappears, nobody knows what they are doing next, and everyone just wanted to leave the entire time. That is not a meeting. That is a venting session that stole time from your dealership. In this episode, Jeff and Luke break down what a good meeting actually does – and it is three things: create direction, build accountability, and drive action. Jeff walks through the structure that separates a meeting worth having from one that just fills a calendar slot. Every recurring meeting needs a written agenda. Start with the wins – who did something right this week, who displayed a core value, who took care of a customer or a coworker in a way worth recognizing out loud. Then review the goals – where are you tracking for the week, the month, the quarter. Then get into the headaches – the bottlenecks, the things slowing the team down – and do what the book Traction calls IDS: identify, discuss, and solve. That last part is what most meetings skip entirely. Everyone vents, everyone circles, and nobody leaves owning the solution. Every action item out of a meeting needs a name and a deadline beside it – and the next meeting starts by reviewing those commitments. Luke adds the AI angle that makes it all easier: a Plaud recording device in the room, plugged into AI afterward, means nothing gets missed and action items write themselves. Thirty minutes of focused conversation beats an hour of rambling every single time. Your assignment this week: create a standard meeting agenda and save it somewhere your team can see it and update it every time you meet. Set a consistent meeting schedule and protect it – Jeff's is 9 a.m. every Monday, no exceptions, Zoom if you are not in the building. Assign someone to capture action items at every meeting – or let AI do it. And before anyone leaves, answer three questions out loud: what needs to happen, who is responsible, and when is it due. Then hold each other to it at the next one. Your dealership does not need more meetings. It needs better ones. #448 - The Shipping Scam Hitting Dealers Right Now (And How to Spot It)
2026/09/10
In this episode of the Independent Dealer Podcast, Jeff Watson and Luke Godwin are both catching you from the car — Labor Day weekend, no studio, no guest, just two operators talking about what is actually happening in their businesses right now. Inventory math, recon bottlenecks, shipping scammers, retail lender lessons, AI bots doing $15-an-hour work, and what it looks like to gear up for tax season when your shop is already behind. No fluff — just the real operational conversation two dealers have when the cameras are off and the problems are live. What You'll Learn: Why the number of cars you have ready on day one of the month is the single most accurate predictor of how many you will sell — and what a one-to-one inventory-to-sales ratio actually looks like in practice How Luke sold 55 cars in August with a shop that can only produce 40 — and the recon bottleneck that left him starting September with a ghost town lot and 20 aged units piling up in the back Why speed to frontline beats cost of recon every single time — and how to restructure your shop manager's pay plan right now to make velocity the priority heading into tax season The shipping scam that is running rampant on Central Dispatch — and the two-word response that immediately exposes a fake carrier before you hand over your gate pass Why Luke's VSC claim on an out-of-range retail deal turned into a $10,000 lesson about which service contract product to sell when your customer is too far from your shop to ever come back How Luke is using AI bots — literal digital employees with their own logins — to pull shop management reports, analyze Google ad spend, clean up his website, and reconcile every bank statement without touching a keyboard Why $250,000 in contracts in transit almost broke Luke's cash flow in a single month — and what the Westlake DMV lien perfection process is doing to retail dealers trying to fund deals fast If you are a buy here pay here or independent retail dealer trying to solve inventory flow, recon throughput, shipping chaos, and lender relationships all at the same time — this is the most honest thirty minutes you will find about what that actually looks like from the inside. #36 - Monday Minute | Hiring Gets Them In, Onboarding Makes Them Stay
2026/09/07
Welcome to the Monday Minute, brought to you by Auto Analytix – your 52-week guide to a better dealership. A quick reset to help you lead better, think clearer, and build your dealership with intention. Before we get started, make sure you have reviewed Sunday's newsletter. It lays out the full theme for the week, the why behind it, and simple exercises you can work through with your team. The Monday Minute is the mindset. The newsletter is the roadmap. You spent weeks finding the right person. You interviewed them, you hired them, they actually showed up on day one – and then you handed them a login, pointed them toward the bathroom, and told them to follow Bob around. That is not onboarding. That is how good hires wash out in thirty days while you wonder what went wrong. In this episode, Jeff and Luke make the case that hiring gets someone in the door – but onboarding determines whether they stay, whether they perform, and whether they actually become part of what you are building. Jeff breaks down what those first two weeks really need to accomplish: the new hire is quietly figuring out how things work, what is expected of them, what they can get away with, and whether they made the right decision coming to work for you. A good onboarding process does not have to be complicated – it just has to be consistent. That means a seven-day checklist covering what they should learn, who they should meet, which systems they need access to, which policies they need to understand, and which processes they need to observe before they try to run them. It means assigning a mentor – not a manager, but someone they can ask the embarrassing questions without fear. And it means teaching them not just what to do but why you do it that way, because that is how culture gets passed on instead of accidentally dismantled by someone who never knew it existed. Luke adds the five-things framework – every position has five things a person must master to succeed in that role. Write them down, train on them, practice them, and then measure them. AI can help you get those things out of your head and into a checklist in minutes. But do not confuse having materials with actually training – training takes repetition, coaching, and feedback, and it does not end after the first month. Your assignment this week: build a seven-day onboarding checklist for every position in your dealership. Assign every new hire a mentor on day one. Define the five things each role must master and write them down. Then after a couple of weeks, ask your newest employee what is still confusing and how you can make the next onboarding even better. They will tell you – especially if they plan to stay. Review this week's Sunday newsletter at TheIndependentDealer.com for the full theme and exercises. Not subscribed yet? Sign up now. #447 - The Carvana Effect: What the Future of Buying Cars Means for Independents
2026/09/03
In this episode of the Independent Dealer Podcast, Jeff Watson and Luke Godwin dig into the numbers, the legislation, and the industry shifts that every independent dealer needs to be paying attention to right now. No guest — just two operators trading takes on auction inventory, used car pricing, Carvana buying a franchise store, the vanishing car salesman, California's new three-day cancellation law, and what all of it actually means for the dealer sitting on a retail lot trying to figure out where this market is going. What You'll Learn: Why the Mannheim used car index dropped 1.2% in the first half of August while inventory climbed 2.5 days — and why that number might look different in your specific market than the national headline suggests How Carvana sold the same Ram truck for $4,500 more than the brick-and-mortar franchise next door — and did it faster — and what that actually says about whether customers are paying for convenience or just getting financed somewhere they can actually get approved Why one in three Gen Z buyers say they do not want to deal with a salesman — and what the friction-free buying experience means for independent dealers who are still operating nine to five Monday through Friday Why older used cars are now more expensive than ever — the average three-year-old car is $9,000 more than it was in 2019 — and what the $15,000 to $25,000 sweet spot actually looks like on a retail lot right now What California's new three-day used car cancellation law means for dealers — who it applies to, what the restocking fee structure looks like, what happens when the car comes back in worse condition, and whether this spreads east Why Jeff thinks DealPack is going out of business within five years — and what a $5,000 a month DMS bill for 25 accounts tells you about how legacy software companies treat dealers who are trapped in long-term contracts Why subprime Tesla financing is one of the biggest untapped opportunities in retail right now — and why most lenders still will not touch it If you are an independent dealer trying to read where this market is headed, what the big players are doing that you should be watching, and what legislation is coming that you need to prepare for — this is the episode to put on.
