What if smart leaders don't stop listening because they have a communication problem? What if they stop listening because their ego has quietly replaced their curiosity? In Episode 52 of the RAW Leadership Podcast, Steve Barker explores one of the less comfortable sides of leadership: what happens when our need to be right, respected, safe or in control starts influencing the way we lead. And Steve doesn't just talk about someone else's mistakes. He shares one of his own. Drawing on a real experience from his Royal Air Force career, Steve tells the story of returning from a four-month deployment to discover that two acting sergeants had changed a programme he had spent three years developing. Steve had left them with clear instructions: don't change anything. They changed it anyway. His reaction wasn't curiosity. It was frustration, defensiveness and a bruised sense of ownership and authority. His ego got involved. And it resulted in a leadership response that Steve openly admits wasn't his finest hour — including comments on social media that ultimately led to his leadership addressing the situation and Steve having to formally apologise. But once the emotional dust settled, something changed. Steve stopped asking: “Why have they done this to my team?” And started asking: “Why did they change things?” That small shift from judgement to curiosity changed everything. When Steve put himself in their shoes, he realised that the two acting sergeants weren't simply dismantling something he had built. They had been given an opportunity to demonstrate their leadership capability, make decisions and prove themselves for future career progression. The lesson? Ego replaces curiosity. And when ego takes over, leaders can become defensive, stop listening, stop communicating and unintentionally create distance between themselves and their teams. But there's another side to this. When leaders bring curiosity instead of judgement, they create opportunities for better communication, stronger relationships, greater trust and increased psychological safety. Those are often the moments when leadership is really being tested. Because being emotionally intelligent isn't simply knowing that you can be wrong. It's recognising what happens in the moment when your ego is revved up and you're reacting rather than responding. The practical challenge from this episode is simple: Bring more curiosity and less judgement. Pause. Ask why. Ask what if. Try to understand how the other person sees the situation. And sometimes, simply listen before you lead. Leadership would be easy if it wasn't for the people... or would it? In this episode of the RAW Leadership Podcast, Steve Barker explores why most leadership challenges are actually people-understanding challenges. Drawing on a powerful story from his time as a Royal Air Force Drill Sergeant, Steve shares how curiosity, emotional intelligence and understanding human behaviour can transform the way we lead. Discover why people aren't the problem... misunderstanding them is. Summary of Podcast: I've heard that statement hundreds of times throughout my leadership career. "Leadership would be easy if it wasn't for the people." If I'm honest, I've said it myself. After more than 30 years of leadership experience across the military and civilian sectors, I've discovered something interesting... The people aren't usually the problem. More often than not, the challenge lies in our understanding of people. The Leadership Mistake Most Leaders Make Many leaders are promoted because they are technically competent. They're excellent operators, tradespeople, clinicians, engineers, supervisors or business owners. However, very few receive formal leadership development that teaches them how to understand human behaviour. They learn processes. They learn systems. They learn compliance. But they rarely learn how people think, communicate, respond to pressure, process change, or become motivated. This gap in understanding often creates workplace culture challenges, communication breakdowns, conflict and reduced team performance. A Lesson I Learned In The Royal Air Force During my time as a Drill Sergeant in the Royal Air Force, I was responsible for training over 150 recruits. One recruit continually struggled with something that appeared simple. He couldn't consistently salute with the correct hand. Despite repeated coaching and instruction, he would repeatedly mirror the instructor and use the wrong hand. Initially, it would have been easy to label him as difficult, disengaged or incapable. Instead, I became curious. After speaking with another instructor, I discovered the recruit had characteristics consistent with dyspraxia, a neurological condition that affects coordination and spatial awareness. The issue wasn't that the recruit was unwilling to learn. The issue was that I didn't yet understand how he processed information. Once I changed my approach and positioned myself beside him instead of directly in front of him, everything changed. The training worked. The recruit succeeded. The frustration disappeared. The problem wasn't the recruit. The problem was my understanding of the recruit. Why Emotional Intelligence Matters This experience reinforced one of the most important leadership lessons I've ever learned. Great leadership begins with emotional intelligence. Emotional intelligence allows leaders to: •Develop greater self-awareness •Improve communication skills •Build trust •Create psychological safety •Navigate difficult conversations •Adapt their leadership style to different people The best leaders don't expect everyone to think like them. They learn how to connect with different personalities, communication styles and behavioural preferences. This is one of the foundations of effective leadership capability development. The Five Human Behaviour Challenges Leaders Face Every leadership coach has seen these challenges repeatedly. 1. People Think Differently Not everyone processes information the same way. What seems obvious to one person may not be obvious to another. 2. People Are Motivated Differently What drives one team member may have little impact on another. Understanding motivation is essential for employee engagement and staff retention. 3. People Communicate Differently Many workplace conflicts occur because people communicate in different ways and misunderstand each other's intentions. 4. People Respond To Change Differently People don't always resist change. More often, they resist uncertainty. Strong leadership communication can significantly reduce anxiety during periods of change. 5. Conflict Often Comes From Misunderstanding Many workplace culture issues are not caused by bad people. They're caused by different expectations, communication styles and behavioural preferences colliding. The Ripple Effect Of Leadership Every interaction a leader has creates a ripple. Every conversation. Every decision. Every piece of feedback. Every assumption. When leaders approach people with judgement, that ripple spreads. When leaders approach people with curiosity, understanding and empathy, that ripple spreads too. This is what I call the Shadow and Ripple Effect of Leadership. Leadership influences culture whether we realise it or not. Two Practical Actions You Can Implement Today 1. Replace Judgement With Curiosity One of the most powerful questions a leader can ask is: "What might I not understand about this person?" This simple question creates space for learning, empathy and better leadership decisions. 2. Stop Leading Everyone The Same Way Great leaders adapt. They recognise that different people need different approaches. Leadership is not about treating everyone identically. It's about treating people appropriately. Leadership Is A Learnable Skill The good news is that leadership, emotional intelligence and communication are all skills that can be developed. Nobody is born knowing how to lead people. The most effective leaders commit to continuous learning, self-awareness and understanding human behaviour. When leaders understand people better, workplace culture improves, psychological safety increases, communication becomes easier and team performance grows. Perhaps leadership would be easier if it wasn't for the people. But leadership without people isn't leadership. The people are the job. The people are the opportunity. The people are where the magic happens. Our Leadership influences and impacts others... 3 STEP PROCESS TO CONFLICT RESOLUTION So many of us struggle with how to deal with Conflict in our teams, in our families and in other areas of our lives.
