Why Informal Household Pay Creates Risk
2026/10/01
When a household transitions from informal arrangements to professional estate management, solving a current staffing issue doesn't automatically erase past liabilities. Continuing the story of the Martin family and their housekeeper Claire, this episode of the Dear Billionaire podcast addresses a critical question many homeowners face: what happens to all those years of unpaid household payroll taxes after an employment relationship ends? I walk through why homeowners must reconstruct payment history, file missing household employment tax forms, address Social Security and Medicare taxes, and handle potential interest and penalties. Luckily, they’re not alone in this—they can rely on employment professionals like CPAs. Sustainable operations require leadership as well as structure and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. What to Do With an Illegal Household Employee
2026/09/24
What happens when a professional audit reveals that a longtime housekeeper is not legally authorized to work in the United States? When the fictitious Martin family discovered their housekeeper Clare lacked proper work authorization, they were forced to confront the reality that an employee cannot legally keep their job without it. In this episode of the Dear Billionaire podcast, I break down two distinct options household employers can explore when facing this scenario. You’ll learn how to handle this private employment matter with dignity and protection for the estate. Sustainable operations require leadership as well as structure and a plan. Are Your Household Employees Legal? If Not, Here's What You Need to Know
2026/09/18
Do you know whether everyone working in your home is legally authorized to work in the United States—or who verified their paperwork? In private households, hiring often happens informally through personal referrals. Before long, an informal arrangement turns into a full-time role, but without proper onboarding, work authorization verification, or payroll setup in place. Simply issuing a 1099 or paying by invoice does not legally make someone an independent contractor, and ignoring worker classification or payroll tax compliance creates massive operational risks for high-net-worth families. In this episode of the Dear Billionaire podcast, I walk through five essential operational steps to audit your household staff, bring in the right legal and tax advisors, and set up a bulletproof onboarding system so your home stays protected. Subscribe for more expert insights on high-end estate management, risk mitigation, and luxury household operations! Sustainable operations require leadership as well as structure and a plan. Permitting: You Can Afford to Do It Twice - But Why Would You Want To?
2026/09/05
When you have the financial resources to start a home improvement project immediately, waiting weeks or months for permits, HOA approvals, or engineering drawings can feel absolutely ridiculous. It is tempting to agree with a contractor who suggests skipping the bureaucracy to get the job done quickly. However, trying to save a few weeks upfront can expose you to years of long-term consequences. Skipping these critical safeguards can change the caliber of contractor willing to take the job, leaving you vulnerable to substandard construction that looks beautiful at first but fails when the first heavy rain comes or the electrical load increases. Before you start your next renovation, don't just ask what the fine is if you get caught; ask yourself what you will actually own once the contractors leave. In this episode, I break down why skipping the paperwork is a luxury homeowner's most expensive mistake. Sustainable operations require leadership as well as structure and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. You Hired Household Staff - So Why Are You Still Managing the House?
2026/09/02
You hired housekeepers, a house manager, and maybe even an estate manager to make your life easier—yet somehow, everyone is still coming to you with endless questions. This is the ultimate irony of expanding your household staff: without proper coordination, adding more people simply creates more employees for you to supervise and more decisions for you to make. When a household feels chaotic, it is easy to assume your staff is underperforming, but the real issue is often a lack of operational structure. Even the most talented estate managers cannot successfully run your property if they have not been given the authority to make decisions. Stepping out of the day-to-day management of your estate does not mean giving up control; it means putting the right structural controls in place. By establishing clear spending limits, weekly reporting protocols, and project standards, you actually gain more strategic visibility and control. Ultimately, the true luxury of a well-run home is not having to think about it. Your home should operate like a business behind the scenes, but it should always feel like a peaceful sanctuary that gives you back your most valuable asset: your time. Sustainable operations require leadership as well as structure and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. Six Questions Every Homeowner Should Ask Their Estate Leader in August
2026/08/06
Most people think the planning season begins in January. I don't. By January, you're already reacting. Budgets have been finalized, raises are being discussed, projects are underway, and everyone is trying to solve problems that should have been addressed months earlier. In my opinion, August is the beginning of next year. When I meet with homeowners and their Estate Leaders around this time of year, I want us to have six conversations. I share what those conversations are in this episode. (Number four may be my favorite question!) Sustainable operations require leadership as well as structure and a plan. Why Your Home Wasn't "Visit Ready"
2026/07/31
Arriving at a secondary residence for a getaway with family or friends, only to find it isn't "visit ready," is a frustrating experience for any homeowner. While it’s easy to default to blaming the property manager, housekeeper, or estate manager, the real culprit is often an organizational design issue rather than a simple lapse in duty. Creating a seamless luxury experience requires homeowners to establish a foundational framework that empowers their team. When estate leaders are given the authority, travel budget, and staffing support required to inspect and manage secondary properties well in advance, "visit ready" shifts from an optimistic goal into a consistent operational standard. In this episode, I share 9 steps that encompass an ideal estate leader response when he or she hears from the principal that a home wasn't visit ready. Sustainable operations require leadership as well as structure and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. The Missing Piece in Luxury Home Purchases
2026/07/23
Imagine this... A family purchases a beautiful ski home in Aspen during the spring. Designers step in to transform the home, and the family decides to visit for the Labor Day weekend. Since this is a second home, the family believes there's no need to send the estate manager, the housekeeper, or the maintenance technician to prepare the house. (What could go wrong? It's a quick, informal weekend getaway.) As the family drives up the winding mountain road, the house looks spectacular. They step inside and every bedroom is warm, inviting, and beautifully appointed. The new bar looks stocked and ready for a fun weekend. The home feels exactly as they imagined. But then they discover... - The Wi-Fi barely reaches the bedroom, and cell service isn't much better. - Someone uses a hair dryer while the dishwasher is running; the lights go out because a breaker has tripped. - And the chef doesn't have all of the cooking utensils needed to prepare the evening meal. These aren't uncommon discoveries in a new home, but they're exactly the kinds of issues that determine whether a luxury residence truly functions the way the family expects. In this episode, I share the key question no one asked that would have helped avoid an issue-filled, first holiday visit at a newly purchased and renovated home — and why it points to the need for Operational Due Diligence. Sustainable operations require leadership as well as structure and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. Why Conflicting Instructions Burn Out Estate Managers
2026/07/17
One of the quickest ways to lose a great Estate Manager has very little to do with salary, benefits, or workload. It starts with this: One principal says yes. The other says no. Eventually, the Estate Manager becomes the middleman for a disagreement that was never theirs to resolve. Everyone becomes frustrated. And the principals wonder why decisions seem to stall. In this episode, I share how the best-run estates avoid this common leadership problem — and how doing so creates the level of consistency that every principal wants. Sustainable operations require leadership as well as structure and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. Why Projects Always Cost More at Your Estate
2026/07/07
One of the most expensive phrases in estate operations is: "While we're at it, let's..." If you've worked in private service for any length of time, you've heard it. Before anyone realizes what's happened, a $50,000 project can become a $150,000 project. The problem isn't the additional work. It's that the project changes without anyone stopping to redefine the scope, budget, timeline, or approval process. The real problem is a lack of leadership. In this episode, I share 5 simple questions that need to be asked during every project. And I share why project governance matters. Sustainable operations require leadership as well as structure and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. Fixing Estate and Family Office Communication Breakdowns
2026/06/30
One of the most common frustrations I hear from both Estate Managers and Family Offices sounds remarkably similar: "I thought someone told them." And yet somehow, nobody knew. The project went over budget. The timeline changed. The scope expanded. And the principal knew. But the family office was surprised. The Estate Manager was caught in the middle. And everyone believes they communicated. Because they did. The problem wasn't a lack of communication. The problem was the absence of a communication structure. In this episode, I share the best two questions to jump to the next time someone says, "Why didn't anyone tell me?" Sustainable operations don't happen by accident. They require leadership, structure, and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. Why Family Offices Become Frustrated With Estate Operations
2026/06/23
One of the most common things I hear from estate managers is: "The family office wants more reporting." After years of working with family offices, I don't think that's actually what they're asking for. What they ARE asking for is visibility. They want to know: - What projects are underway - What decisions require attention - Where we are against the budget - What changed since last month The frustration usually isn't around a lack of information. It's focused on a lack of VISIBILITY. In this episode, I share more about this as a means to get family offices and estate managers (and directors of residences) on the same page. Sustainable operations don't happen by accident. They require leadership, structure, and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. Why Great Estate Managers Don't Stay
2026/06/16
One of the biggest mistakes I see principals and family offices make is assuming that a short-term employment history means a bad estate manager. With tenures of one, two, or three years being common, the conclusion is often that the person is the problem. After years of working with estate leaders, I'm not convinced that that's true. In fact, I think we're asking the wrong question. The question estate leaders usually ask when they see short-term tenures on estate manager resumes is: why did you leave? In this episode, I share a better question to ask the person you're considering hiring for this very important role, and why. Sustainable operations don't happen by accident. They require leadership, structure, and a plan. This is what my new FRAME initiative (Framework for Residential Asset Management & Execution) is all about. A Real Plan for Estate Leaders - Not Another Training
2026/06/09
When I started Estate Management Systems, governance was not a word that entered my conversation. Most of us were simply trying to survive the day-to-day and keep up with the workload. 10 years later (today), there's plenty of discussion about governance, accountability, leadership, and operational structure — but very few solutions. That's why I created FRAME. Not to teach you how to be an Estate Manager or Director of Residences. You already know the principals, the properties, the staff, and the challenges. The question is: do you have a plan? A real plan — one that identifies priorities, aligns projects with principal expectations (and budgets!), defines expectations, creates accountability, and provides a roadmap for the next 12 months. In this episode, I share more about my upcoming FRAME™ intensive executive-level working sessions for Estate Managers and Directors of Residences who oversee multiple staffed properties. A New Initiative to Help the Leadership Side of Private Service
2026/06/04
I built my company, Estate Management Systems, around household management systems. And I still believe those systems are essential. They create organization, documentation, and consistency. But over time, something became impossible to ignore: House management systems are only a fraction of what it takes to run a high-performing estate. The real challenges in private service are rarely about household inventories and maintenance schedules. It's about the people, the leadership, communication, and decision-making. And aligning operations with the expectations of the principals and the family offices, particularly for directors of residences and estate managers responsible for managing multiple staffed homes. And that's where I saw a gap in our industry. There are excellent resources that teach service, and there are systems to help manage homes. But I couldn't find anything to support the layer above that - the leadership structure, the operational framework that helps estate leaders create consistency across all of those properties. Because leading a multi-property estate portfolio requires something very different than managing household tasks. That's what I've been building; that work became FRAME, an operational governance framework designed to support the leadership side of private service. I can't wait to share this with you.
