Description

Community at Heart is a strategy-first podcast for creators, educators, coaches, and entrepreneurs who are ready to build, grow, and monetize a paid membership community, and turn community into a real growth engine for their business. Hosted by Rachel, a Circle Expert, Certified Partner, and founder of coCreator Society, the show delivers practical community building strategies, real-world insights, and proven frameworks for designing, launching, and scaling a membership community inside Circle and beyond. Every episode breaks down what actually works when it comes to community engagement, member retention, reducing churn, membership pricing, member onboarding, and sustainable recurring revenue, without sacrificing the human connection that makes online communities thrive. You will learn how to move from a free community that will not convert into a profitable paid membership, how to design member experiences that keep people active, engaged, and renewing month after month, and how to build the systems, workflows, and automations that take the busywork off your plate. That includes how AI tools like Claude and the Circle MCP can save you hours inside your community each week without making it feel cold or robotic. This podcast is for membership owners, course creators, coaches, community managers, summit hosts, and service providers who have built something real and are now feeling the weight of running it alone. If you are overwhelmed by managing a membership, unsure how to grow your community without burning out, or ready to treat community as a core business asset instead of a nice add-on, Community at Heart meets you where you are. Each episode helps you grow with more clarity, more support, and a lot less hustle. From onboarding and engagement to retention, systems, storytelling, pricing, and monetization, this is your space to learn how to build a community-led business smarter, not solo, and keep your community's heart front and center. Topics include membership communities, paid community building, community strategy, community monetization, recurring revenue, member engagement and retention, reducing churn, community onboarding, community-led growth, Circle community building, the Circle app and branded community apps, AI for community, community automation, and sustainable scaling without burnout or hustle culture. New episodes help creators and founders build, grow, and monetize a thriving membership community, one steady, sustainable step at a time.

100 Episodes In: Your Questions, Answered
2026/10/20
One hundred episodes. If you sat down and listened to the whole show back to back, no breaks and no snacks, you would be in that chair for about thirty six hours, which is a number I probably should not have done the math on. This one is a thank you and a Q&A, because that felt like the most honest way to mark it. Rachel opens the notebook on a hundred episodes: the name the show started with and the SEO logic behind it, the shiny podcasting course that taught her almost nothing, the YouTube experiment that flopped and the pivot that worked, where episode ideas actually come from when you have none, and the five episodes you listened to the most, counted down properly. Then she answers the questions that keep landing in her inbox and her DMs, including the Circle onboarding email everybody is trying to write and cannot, how an audience becomes a community, whether to run a free community next to the paid one, and what to do when it is quiet in there. Plus Launchpad 2027 is open, and it is business planning and community planning side by side, planner included. In this episode: Why the show started out as Your Community Strategist, and what the name was supposed to doThe podcasting course lesson that applies to most things you buy: popular does not mean goodThe YouTube experiment that failed, and why the format was never the problemWhere to find episode ideas, discussion prompts, and content when you have noneYour top five most listened to episodes, counted down fifth to first, and the surprise at number oneThe Circle onboarding email you do not actually have to write, and the tab to check insteadA following versus a community, and why one does not quietly turn into the otherThe only two legitimate reasons to run a free community alongside a paid oneQuiet versus silent, and what to post when nobody is replyingWhether to keep running live calls that barely anybody attendsThree things Rachel has changed her mind about, including the one nobody warns you aboutLaunchpad 2027 is open, and why community goals belong next to the revenue number ⏱️ TIMESTAMPS 00:00 100 Episodes Reflection 01:09 From Strategy to Heart 03:14 Getting Better by Doing 05:13 Top Episodes Countdown 07:06 Hard Won Podcast Lessons 09:39 Q&A Setup and Thanks 10:33 Circle Onboarding Email Fix 14:32 Turning Followers into Community 18:57 Free Versus Paid Communities 21:25 When Your Community Is Quiet 22:46 Live Calls That Work 24:54 Marketing Without Posting Daily 26:43 What I Changed My Mind About 29:11 Launchpad Event Invitation 32:37 Closing Thanks and Next Steps 🏆 YOUR TOP FIVE, ALL IN ONE PLACE The five episodes you listened to the most, counted down in this one. What Changes at 10, 100, and 1,000 Members
2026/10/13
You read something smart from somebody you respect, somebody with a real community who's very confident about it. So you go do it. And it does nothing, or it actively makes things worse. And you assume you executed it badly, or that you're missing something, or that it works for everyone except you. Here's what actually happened: that advice was correct, for a community of two thousand people. And you have forty. Almost nobody puts a size on their advice. They just say what worked, and it did work, at the size they were when they figured it out. A community at ten members and a community at a thousand aren't the same thing scaled up and down. They're different animals that need completely different handling. This one walks through what actually changes as you grow, and the thing you have to give up every single time to get to the next stage. In this episode: Why the move that gets you to the next stage usually means quitting something that's currently workingThe first ten: why "it's all me" isn't a failure, and the superpower you'll never get backTen to a hundred: the shift from hub-and-spoke to members talking to each other, and what breaks if you skip itA hundred to a thousand: what replaces your personal attention when you can't know everyone anymoreOver a thousand: why it stops being one room, and how your role changesThe two ways people get this wrong, and which one you're probably doingThe one question to ask this week: what am I doing that belongs to a different stage? ⏱️ TIMESTAMPS 00:00 Why Advice Fails 01:11 Show Intro 01:48 Co Creator Society 02:41 Growth Means Stopping 03:41 The First Ten Members 05:37 From Spokes to Network 07:47 You Cant Know Everyone 09:45 Newcomers vs Veterans 10:26 Scaling Past A Thousand 11:49 Send Your Questions 12:49 Right Size Playbooks 14:31 Final Takeaways 🎧 LIKED THIS ONE? The Founder Bottleneck: What to Hand Off First
2026/10/06
Let me do some math with you that's going to sting. You take a week off. The week before is frantic because you're prepping everything so nothing's left hanging. You're off, but you're checking in twice a day because you're worried about what's piling up. Then you come back to a week of catching up on everything that stalled. So your one week off cost you three weeks of energy, and you came back more tired than when you left. That's not a time management problem. No productivity system fixes that. It's a structural problem. Everything in your business runs through one person, and that person is you. Last week I said your community doesn't run itself, and that the healthy goal is one that runs with less of you rather than none of you. This is the episode on how to actually get there. And here's the kind part: you didn't become the bottleneck because you're a control freak. You became it because at the beginning, you were supposed to be. Nobody ever told you when to stop. In this episode: The one-week exercise that shows you exactly where you're the chokepoint, and the four buckets to sort it intoWhy most founders hand off in the wrong order, and what breaks when they doThe order I'd actually use, starting with the stuff your members will never noticeThe handoff category almost everyone misses (hint: it's your members)How being helpful within the hour quietly trains your room to stop answering each otherWhat to do when you can't afford to hire anyone, which is most of itWhy bucket four is the one you keep, and keep fiercely ⏱️ TIMESTAMPS 00:00 The Vacation Math 01:25 Meet Rachel Starr 02:01 Co Creator Society Plug 03:23 Why Founders Become Bottlenecks 05:27 Track Your Needed Tasks 06:34 The Four Bucket Sort 08:01 Delegate In The Right Order 11:21 Protect The Founder Voice 12:09 Episode 100 Q And A Call 13:22 Let Members Lead 15:15 How Delegation Breaks 16:42 Stop Being The Fastest Answer 18:53 You Dont Need To Hire 20:39 Business Or Job Reality Check 21:23 Homework And Wrap Up 🎧 LIKED THIS ONE? Community Advice I Think Is Dead Wrong
2026/09/29
I've been building communities long enough to have watched the same advice get passed around for years. Same tips, same tactics, same confident posts from people who have never actually run the thing they're giving advice about. It circulates, somebody screenshots it, somebody turns it into a carousel, and eventually it just becomes what everybody knows. Most of it is fine. Some of it is good. But a decent chunk of it is flat out wrong, and I watch it make people's communities worse every single week. So today I'm naming it. This one's for you if you've been dutifully posting daily, adding badges, building out fourteen spaces, and quietly wondering why none of it seems to be working. Good news. It's probably not you. It's the advice. In this episode: Why posting every day makes a quiet community worse, not betterWhat gamification actually rewards, and why your best member has 42 pointsThe density problem: why five people in fourteen spaces feels like a ghost townWhy "your community should run itself" is a bit of a lie, and what to aim for insteadThe real cost of chasing engagement rate, and what to watch insteadThe thread running through every piece of bad community advice ⏱️ TIMESTAMPS 00:00 Why Advice Fails 01:42 Show Intro 02:19 Stop Posting Daily 05:07 Gamification Pitfalls 08:59 Too Many Spaces 11:35 Pricing Too Low 13:45 Myth Self Running 16:12 Value Overload Trap 18:10 Engagement Metrics Myth 20:33 The Real Thread 21:53 Try Breaking Rules 22:46 Join And Ask 🎧 LIKED THIS ONE? From Booked Out to Recurring: Turning a Service Business Into a Membership
2026/09/22
You're booked out three months, and everyone keeps telling you what a good problem that is. Clients are happy, referrals keep coming, the work is good. But you know something they don't. You're completely out of room. Every dollar you make requires you to show up and make it, and if you want to earn more, the only lever you have is more hours, and you're already out of hours. You didn't build a business. You built a very demanding job that you happen to own, and there's a ceiling on it, and your head is pressed right up against it. This one's for you if your service business is working and you still can't see a way out of trading hours for money. Good news. You're not starting from scratch. You already have the proof, the audience, and the repeatable process. You just never packaged it in a way that doesn't require your hours. The Smallest Membership You Can Launch
2026/09/15
There's a sentence that has quietly killed more memberships than any bad idea ever has: I just need to finish one more thing before I launch. It sounds so responsible. You're not procrastinating, you're preparing. But watch what happens to it over a few months. Just the welcome video. And the resource library. And I should probably record the whole first course. And the branding needs work, and all three tiers, and six months of content so I'm not scrambling. Suddenly it's been five months, the doors have never opened, and you're further from launching than when you started. Your membership does not have to be done to launch. It probably shouldn't be. The version you open with should be dramatically smaller than the one in your head, and not as a sad compromise. Launching small is the smarter way to build the thing, because everything you make before you have members is a guess, and guesses are expensive. In this episode: The five things a membership actually needs on day one, and the long list you can skip entirelyWhy founding members who help shape the thing become your most loyal people for yearsHow I'm doing exactly this right now, dripping my five-stage system out piece by piece and letting members tell me what to build next ⏱️ TIMESTAMPS 00:00 The Launch Delay Trap 01:11 Launch Small Mindset 02:23 Series Recap Setup 03:05 Why We Overbuild 04:57 The Real Risk Waiting 08:00 Day One Essentials 11:13 What To Skip 12:37 Founding Members Value 15:20 Handle The Fears 17:11 Pricing And Intimacy 19:13 Your Launch Week Plan 20:53 Final Push And Invite RECOMMENDED NEXT EPISODE #93: Stop Selling Access: What Your Membership Is Actually For #94: What to Actually Charge for Your Membership (And Why Cheap Is Harder) 📌 WHEN YOU'RE READY 🏡 Join coCreator Society, where we build this stuff together 📬 Build Notes, my newsletter 🤝 Work with Community By Design Co. 📔 Listen to The Diary of a Community Builder 🛠️ Circle, the only platform I build on 🎙️ MORE OF ME, IF YOU WANT IT 🎧 Every episode of the show 📹 Your Community Strategist on YouTube ✍️ The Journal, our blog 👋 COME SAY HI 📸 Instagram 💼 LinkedIn ❤️ If this episode gave you permission to open the doors before it's perfect, the kindest thing you can do is leave a quick review. What to Actually Charge for Your Membership (And Why Cheap Is Harder)
2026/09/08
Everyone believes the same thing about pricing a membership: keep it low, more people will join, it's the kind and accessible thing to do. It feels obviously true. It's also the mistake that quietly costs founders their whole business. Because a cheap membership isn't the easy option, it's the hardest business to run. You need ten times the members to make the same money, and cheap members churn faster and care less, so you're stuck on a permanent treadmill of recruitment just to stay flat. I know this one from the inside. My community started as the Community Co-op at forty-seven dollars a month and I struggled to fill it. We pivoted to coCreator Society, grew it slowly and on purpose, and I still spent years underpriced. This week we're moving to ninety-seven dollars, and I'll walk you through exactly why. This one's for you if you priced low to be generous and can't figure out why your membership feels so heavy to run. Good news. Charging more isn't greedy, it's often the thing that lets you serve people better, and your starting price was never meant to be permanent. In this episode: The math nobody runs: why a $9 membership needs 550 members and a $90 one needs 55 for the same revenueWhy cheap memberships churn harder, and how that traps you on a permanent sales treadmillPricing the outcome, not the pile of stuff, and why your number is a signal whether you mean it to be or notMonthly versus annual, and the simple annual structure that helps your cash flow, retention, and members all at onceMy real arc: the Community Co-op at $47, the Society, underpriced at $77, now moving to $97Why your starting price isn't a tattoo, how to raise it by adding real value, and how grandfathering makes it a thank-you to your early membersThe two-part homework that shows you exactly how hard your low price is making your own life ⏱️ TIMESTAMPS 📌 RESOURCES: 🗺️ Do your own AI Community Blueprint inside coCreator Society: https://cocreatorsociety.com/🏡 Join coCreator Society: https://cocreatorsociety.com/🛠️ Circle, the only platform I build on: https://try.circle.so/rachel ❤️ If this episode gave you permission to charge what your work is worth, the kindest thing you can do is leave a quick review. Stop Selling Access: What Your Membership Is Actually For
2026/09/01
Get access to our full library of trainings. Monthly live calls. A private community. Exclusive resources. Templates, guides, downloads, plus direct access to me. That's a membership sales page. Actually, that's basically every membership sales page, and it's probably close to yours. And here's the uncomfortable thing about that list: not one line of it tells anyone what they'll actually get out of joining. It's a pile of features. Access, access, access. But nobody wakes up wanting access to a pile of stuff. People don't join for the trainings, they join for what the trainings are supposed to do for them, and when your whole pitch is the pile, you've skipped the only part that matters. This one's for you if your sales page is a long list of everything that's inside and you can't figure out why it isn't converting or why people drift after a couple of months. Good news. The stuff isn't the problem, and it isn't the promise either. There's one core outcome hiding underneath everything you've built, and once you name it, your sales page, your retention, and the way you run the whole thing get clearer. In this episode: • Why a huge list of features reads as homework, not value, and the quiet reason we default to listing stuff • What people are actually buying (the destination, never the car) and why the outcome keeps them from eyeing the exit • The before-and-after exercise that reveals what your membership is really for • Why vague transformations don't land, and the "what does that look like on a Tuesday?" trick for getting specific • How the promise becomes a filter that tells you what to build and what to cut • The "delete everything but the outcome" test for finding your one true north • The one sentence to write this week that's more compelling than your entire current sales page ⏱️ TIMESTAMPS 00:00 Selling Access Trap 01:37 Show Intro Setup 02:15 Why Features Fail 05:04 Outcome Buyers Want 07:16 Promise Not Stuff 07:49 Before After Exercise 10:07 Get Specific Scenes 12:09 Promise Filters Content 14:06 Rewrite Your Sales Page 15:52 One Core Outcome 17:21 Validate The Promise 17:58 Weekly Action Steps 19:31 Invitation And Wrap 📌 RESOURCES: • 🗺️ Do your own AI Community Blueprint inside coCreator Society: https://clubhouse.cocreatorsociety.com/community-voice-guide • 🏡 Join coCreator Society: https://cocreatorsociety.com/ • 🛠️ Circle, the only platform I build on: https://try.circle.so/rachel ❤️ If this episode helped you find your real promise, the kindest thing you can do is leave a quick review. How to Validate a Membership Before You Build the Whole Thing
2026/08/25
Let me tell you about the most expensive mistake I almost made, because I think a lot of you are about to make the exact same one. A few years back I had an idea for a membership and I was so sure about it. I could see the whole thing in my head, the spaces, the calls, the perfect little world. So I did what most of us do. I disappeared. I put my head down for months, built the community, recorded the trainings, designed the graphics, made this whole beautiful complete thing in a room by myself, talking to nobody. And then I opened the doors. Want to guess how many people I'd talked to about whether they actually wanted this before I built it? Zero. I built the whole restaurant before I checked whether anyone in town was hungry. This one's for you if you've got a membership idea you've been quietly building in the dark, convinced that once it's done people will show up. Good news. You do not have to build the thing to find out if people want the thing, and building it is actually the worst possible way to find out. There's a smarter order of operations, and it will save you months of your life. Should You Even Start a Membership? An Honest Gut Check
2026/08/18
Should you start a membership? I get asked this constantly. In my DMs, in my community, by people who corner me at events with a look that says they already know what they want me to say: yes, do it, recurring revenue, the dream, go. And sometimes that is my answer. But honestly, a lot of the time my real answer is hold on, not yet, or even, maybe not this and not for you and definitely not right now. Because a membership is not the automatic smart move just because it's the trendy one, and starting the wrong one, or the right one at the wrong time, is one of the most expensive and exhausting mistakes I see founders make. I run a membership and I help people build them, so I could easily just cheerlead this for everyone. Instead, I want to give you the honest gut check nobody hands you before you pour six months of your life into building one. This one's for you if you've been feeling the pull to start a membership, everyone's telling you recurring revenue is the future, and something in your gut hasn't fully said yes yet. Good news. That hesitation is worth listening to. Five honest questions will tell you whether a membership is actually your move, a not-yet, or a sign you should be building something else entirely. In this episode: Question one: is the problem you solve ongoing, or one and done (and why this is the make-or-break gate)Question two: do your people actually want each other, or do they just want youQuestion three: the honest look at whether you want to show up, consistently, for yearsQuestion four: why recurring revenue is not passive revenue, and the wrong reasons we all start membershipsQuestion five: whether a membership is even the right container, or a cohort, course, or mastermind fits betterWhat to do when the answers are yes, and why a "not yet" is not a no foreverWhy this gut check matters more right now than it ever has ⏱️ TIMESTAMPS 00:00 Membership Hype vs Reality 02:23 Show Intro and Credibility 03:00 Why This Gut Check Matters 04:48 Question 1 Ongoing Problem 07:03 Question 2 Community or Coach 09:06 Question 3 Long Term Commitment 11:20 Question 4 Passive Revenue Myth 14:25 Question 5 Pick the Right Container 16:27 What Your Answers Mean 17:56 AI Community Blueprint Offer 19:58 Final Reminder and Sendoff 📌 RESOURCES: 🗺️ Do your own AI Community Blueprint inside coCreator Society: https://cocreatorsociety.com/🏡 Join coCreator Society: https://cocreatorsociety.com/🛠️ Circle, the only platform I build on: https://try.circle.so/rachel ❤️ If this episode saved you from building the wrong thing, the kindest thing you can do is leave a quick review. You Don't Have a Community, You Have a Digital Business (And That Changes Everything)
2026/08/11
You know the moment. Someone asks what you do, you say you run an online community, and their face does the polite blank nod. So you start explaining. No, not a Facebook group. No, not a course, although there are courses in it. No, people pay to be there. No, I'm not a moderator, I built the whole thing, it's my actual business. And by the time you're done you've said the word "not" about nine times and they still think you run a group chat as a hobby. I did this exact dance for years, including on stage at Circle's Eclipse launch event, where I got asked what community I run and gave the tiny answer to a thimble of what I actually do. And then it hit me. The problem was never that people don't get it. The problem is the word. Community is the wrong word, and it's making us sell ourselves short. This one's for you if you're tired of defending what your work is not, and quietly suspect it's a lot bigger than the word you keep using for it. Good news. There's a term people understand instantly, no fourteen clarifications required, and I'm willing to bet nine out of ten of you have already earned it: you're not running a community, you're running a digital business. In this episode: • Why "community" makes people picture something free and casual, and the real money that costs you • The word swap that skips the entire "no, it's not a Facebook group" speech • Why nine out of ten of us are already running more than a community and calling it the smallest possible thing • The honest inventory: membership, courses, cohorts, a funnel, operations, with community in the middle • How AI became part of how a digital business runs, with real examples from my own week • Why "digital business" isn't cold, and how it actually protects the warm part • The one-sentence change to make this week, and why now is the moment to claim the term ⏱️ TIMESTAMPS 00:00 The Awkward What Do You Do 01:39 Why Community Shrinks You 02:15 Meet Digital Business 03:08 Circle Eclipse Wake Up Call 05:24 The Hidden Price Anchor 07:47 What Youre Really Running 11:10 AI Makes It Possible 13:57 Cold Word Warm Heart 14:52 Switch The Word This Week 18:12 Co Creator Society Invite 18:38 Final Pep Talk 📌 RESOURCES: • 📔 Subscribe free to The Diary of a Community Builder: https://clubhouse.cocreatorsociety.com/get-your-community-ai-ready • Apple: https://podcasts.apple.com/us/podcast/diary-of-a-community-builder/id6789989955 • Spotify: https://open.spotify.com/show/033NP51nQllDlkSwvJ6lbk?si=0aa4e01b311b49fd • 🚀 Get Started with The Circle AI Community System: https://cocreatorsociety.com/the-community-ai-system • 🏡 Join coCreator Society: https://cocreatorsociety.com/ • 🛠️ Circle, the only platform I build on: https://try.circle.so/rachel ❤️ If this episode changed how you describe your work, the kindest thing you can do is leave a quick review. The Member Journey Map You Should've Built First
2026/08/04
Here's a question that's going to sting a little. If I dropped a brand new member into your community right now and walked away, what would actually happen to them? Would they know where to go first? Would anyone notice they'd arrived? Or would they poke around, feel a little lost, tell themselves they'll dig in when things calm down, and then quietly never come back? When I launched my first community I obsessed over the inside of it. The spaces, the categories, the branding. And people kept joining with all this energy on day one and going silent within two weeks. I thought it was the content. It wasn't. I'd built a beautiful house with no path to the front door, and people were standing in the yard not sure how to get in. This one's for you if your members arrive excited and disappear before they ever really land. You keep adding trainings and events trying to fix retention, and it isn't moving, because the problem was never the content. It's that nobody ever mapped the path a real human takes from the moment they join to the moment they'd run through a wall for you. Good news. It's not too late to build that map, even if your community has been running for years. In this episode: • The three stages every member moves through: join, active, and champion, and why each one needs a completely different thing from you • Why almost all of us skip this step, and why it isn't laziness • The first forty-eight hours fix that will do more for retention than any feature you could build • Why connection, not content, is the actual product in the active stage • How to turn quiet regulars into champions on purpose instead of hoping they rise up on their own • Exactly how to build your member journey retroactively using the live data already sitting in your community • The one thing to do this week: walk through your own front door like a stranger and see what your members see ⏱️ TIMESTAMPS 00:00 The Painful Onboarding Question 01:38 Meet Rachel Starr 02:15 My First Community Mistake 03:47 Why We Skip The Journey 06:09 The Three Stage Map 07:46 Join Stage First 48 Hours 10:44 Active Stage Connection Engine 13:42 Champion Stage By Design 16:45 Build It Retroactively 19:38 This Week Fix The Front Door 20:27 Wrap Up And Invitation 📌 RESOURCES: • 📔 Subscribe free to The Diary of a Community Builder: https://clubhouse.cocreatorsociety.com/get-your-community-ai-ready • Apple: https://podcasts.apple.com/us/podcast/diary-of-a-community-builder/id6789989955 • Spotify: https://open.spotify.com/show/033NP51nQllDlkSwvJ6lbk?si=0aa4e01b311b49fd • 🏡 Join coCreator Society: https://cocreatorsociety.com/ • 🛠️ Circle, the only platform I build on: https://try.circle.so/rachel ❤️ If this episode helped you spot a gap at your own front door, the kindest thing you can do is leave a quick review. Your Community Isn't a Content Machine (Stop Treating It Like One)
2026/07/28
A while back I decided my community needed more value. Nobody asked for it. Nobody complained. I just had that low hum of guilt running in the background, the one that says surely they need more than this. So I built a resource library. Templates, guides, a whole video series I recorded over two weekends because I got very excited and told myself I was investing in the member experience. A month later I went and looked at the numbers, and almost nobody had opened it. Meanwhile the busiest thing in the entire community was a thread where one member asked a messy question about pricing and eleven people piled in to help her figure it out. I didn't make that thread. It cost me nothing. And it was the thing everyone was actually in there for. This one's for you if you're spending your Sunday nights figuring out what to post in your own community, scheduling workshops nobody requested, and building libraries nobody opens. You're tired, the room's still quiet, and you're convinced the answer is more. Good news. You didn't build a community that's failing. You built a very small, very demanding media company with a membership fee attached, and nobody told you that wasn't the job. In this episode: • Why you accidentally turned your community into a content machine, and the three very human reasons we all do it • What people actually stay for, and why not one member has ever told me it was the trainings • Five shifts that move you from producing content to creating the conditions for connection • What a member really means when she says there isn't enough in here (it's almost never more content) • How constant availability quietly trains your members to wait for you • The identity question underneath all of it: if you're not producing, what are you even for • Three honest checks, including the thirty day question that tells you exactly where the work is ⏱️ TIMESTAMPS 00:00 Sunday Night Spiral 00:43 You Are Not a Media Company 01:15 Welcome to Community at Heart 01:52 The Resource Library Lesson 03:39 Why Output Feels Safe 06:07 What Members Actually Want 08:40 Five Shifts to Hosting 12:23 When Content Complaints Happen 13:36 Guilt and Over Availability 15:25 Hosting Is the Real Job 16:47 Three Reality Checks 18:28 This Week’s Assignment 19:23 Wrap Up and Invitation 📌 RESOURCES: • 📔 Subscribe free to The Diary of a Community Builder: https://clubhouse.cocreatorsociety.com/get-your-community-ai-ready • Apple: https://podcasts.apple.com/us/podcast/diary-of-a-community-builder/id6789989955 • Spotify: https://open.spotify.com/show/033NP51nQllDlkSwvJ6lbk?si=0aa4e01b311b49fd • 🏡 Join coCreator Society: https://cocreatorsociety.com/ • 🛠️ Circle, the only platform I build on: https://try.circle.so/rachel ❤️ If this episode gave you permission to make less this week, the kindest thing you can do is leave a quick review. The Community Metrics That Actually Matter
2026/07/21
For the longest time, the first thing I did every morning was open my community dashboard and look at exactly one number. Total members. It was going up, so I told myself everything was working, closed the tab, and went about my day feeling pretty good about myself. Then one afternoon I actually scrolled past that number and looked at who had done anything that week. Who posted. Who showed up. And my stomach dropped, because the number that had been making me feel successful was quietly hiding the number that was actually the problem. This one's for you if your member count is climbing but you've got a nagging feeling you can't quite name. You're posting, hosting, showing up, doing all of it, and you still can't tell if any of it is actually working. Good news. It's probably not an effort problem. You've just been handed a dashboard full of numbers that feel good and told to run your community with them. And the numbers that feel good and the numbers that tell the truth are almost never the same numbers. In this episode: Why your total member count might be the least useful number on your whole dashboardThe one-line filter that sorts a vanity metric from a real one in about two secondsActivation over signups, and why the first seven days basically decide whether someone staysReturn rate and early churn, the quiet numbers that actually keep the lights onHow to tell if you've built a community or just an audience with a chat boxThe most telling signal in your entire community that isn't a number at allThe one honest number to go look at this week, even if you're a little scared of it ⏱️ TIMESTAMPS 📌 RESOURCES 📔 Subscribe free to The Diary of a Community Builder: https://clubhouse.cocreatorsociety.com/get-your-community-ai-ready• Apple: https://podcasts.apple.com/us/podcast/diary-of-a-community-builder/id6789989955• Spotify: https://open.spotify.com/show/033NP51nQllDlkSwvJ6lbk?si=0aa4e01b311b49fd🏡 Join coCreator Society: https://cocreatorsociety.com/🛠️ Circle, the only platform I build on: https://try.circle.so/rachel ❤️ If this episode helped you spot a number you've been avoiding, the kindest thing you can do is leave a quick review. One Channel, One Job (What's Changing Around Here)
2026/07/14
A few weeks ago I sat down to plan my July content, iced coffee in hand, feeling very smug about my calendar. Twenty minutes later I put the pen down, because I was about to teach the same idea in three different places, and every version was bad. That little moment turned into the biggest restructure I've made to my content in years. And it ends with a brand new daily podcast. This one's for you if you're juggling a podcast, a YouTube channel, an email list, and a community, and every single one feels heavier than it should. You're working harder than ever and you can't tell what any of it is accomplishing. Good news. The problem was never your effort. It's that nobody ever gave your channels a job description.
