#101: Overthinkers Unite
2026/10/12
Welcome to episode 101 of the Richer Retailer Podcast!  Most podcasts never make it past episode seven. This one has made it to 101, with almost two years of conversations, lessons, guests, and “Millie Moments” shared with store owners like you. Cathy is so grateful for every follow, every comment, and every time you’ve pressed play. Cathy wanted this milestone to be something truly special. She spent six weeks trying to find the one perfect idea that would make it stand out. The 100th came and went while Simon Trafford’s world building series ran, so 101 became “the one.” Then a full recording was lost because there was no sound, and she was fighting a nasty cold too. In the middle of all that, Cathy saw something. Her struggle to make this episode perfect was a small picture of everything she’s learned in 101 episodes. So instead of 101 tips, she’s giving you the four things that matter most: the four C’s of a recovering overthinker. She uses them herself, and she teaches them to the store owners she coaches. This is Cathy’s thank-you to you, and one of her most personal episodes yet. If you’ve ever stared at an order sheet for days, rewritten the same email six times, or felt like someone is about to “figure out” you don’t know what you’re doing, this one is for you. Overthinkers, unite! What You’ll Learn in This Episode How to catch the death spiral of automatic negative thoughts before it takes your whole day (or your whole night) with it Stephen Covey’s lesson about the space between an event and your response, and why that space is your greatest strength Why “I made a mistake on that buy” is learning, but “I’m not a real store owner” is shame How consistency beats fancy ideas, and what college athletes can teach store owners about showing up Why overthinking is armor, and how to name it, confront it, and set it down Key Takeaways Catch your thoughts. Notice when you’re in the spiral. Picture yourself as the pilot, wrap both hands around the stick, and pull back. Deuteronomy 30:19 says it best: choose life. Choose life. Bless yourself the way you’d bless your best friend. You never lose. You either win or you learn. Commit. Do it anyway. Cathy has sent an email every week since July 2013, minus one week. The store owners who build real businesses are the ones who keep showing up, even when they don’t feel like it. Confront the armor. Overthinking feels careful, but it guarantees that nothing moves. The order doesn’t get placed, the hire doesn’t get made, and the price doesn’t go up. Your rescue line. When the plane starts going down, breathe in “Armor off,” then breathe out “Choose life.” Your Millie Moment: This Week, Do These Four Things Catch one spiral. The next time you catch yourself cursing yourself, especially at 11 p.m. or 2 a.m. while scrolling, close the app. Picture yourself pulling back on that stick and say out loud: choose life. Bless yourself like your BFF. Write “BFF” on a Post-it and put it where you’ll see it every day. Or do what Cathy’s coach Joey told her: put a picture of your seven-year-old self on your desk. Would you curse that little girl? Of course not. Name your armor. Where is overthinking showing up in your store right now? An order sheet, an email, a hire, an owner-pay conversation, a price increase? Write it down and say it out loud: “This is my armor. I’m scared of being wrong.” Take one action anyway. Pick the thing you named and move it forward this week. Place the order. Send the email. Raise the price. Done beats perfect. #100: How Brick-and-Mortar Owners Build Worlds Online with Simon Trafford - Part 2
2026/09/13
This is Part 2 of our series with Simon Trafford. You've built something real in your store. Your customers know you. Now the question is: how do you extend that world online without watering it down? The answer isn't better design or more ads. It's understanding that your story is your unfair advantage. What You'll Learn in This Episode [05:40] The Evergreen Engine: How to build a system that doesn't rely on constant effort [07:17] Q4 Planning: Why you start in July, not October (with real numbers) [11:26] The biggest fallacy in e-commerce (and why you should ignore those emails) [13:32] Channel chasing: Why most retailers fail and how to avoid it Key Takeaways Email is an owned channel, send 1-2 times per week minimum or you're leaving 40% of revenue on the table. The Evergreen Engine removes risk. Once your first three pillars work, paid ads become strategic experiments. Don't chase channels. Lock in what works, then strategically add new channels. You're the main character (until $1M/month). You know your business better than any outsourced marketer. Your Millie Moment: Do These Four Things This Week Walk Through Your Store Notice how you describe your products. Notice the specificity, emotion, vulnerability. Write it down. That's your blueprint. Lock In Your Origin Story Why did you start? What problem were you solving? Don't skip this. Add Story to One Page Pick your homepage or a product page. Tell the story. Make someone feel something. Check Your Email Frequency How often are you emailing? Less than once a week? You're leaving 40% of revenue on the table. #099: How Brick-and-Mortar Owners Build Worlds Online with Simon Trafford - Part 1
2026/09/07
You're afraid to grow your business online because you think you'll lose your soul. You've built something real in your community. Your customers know you. And the thought of translating that into a website feels like you'll lose what makes you special. But the retailers who are winning aren't the ones who went digital-first. They're the ones who stayed retail-first and extended their world to customers who live three hours away. Simon has trained 4,000+ merchants on exactly how to do this without selling out. Guest Bio Simon Trafford co-owns Social Light (Digital Marketer's Agency of the Year) and co-founded Merchant Mastery, an eCommerce education platform with 4,000+ merchants enrolled. As a certified Shopify Expert, Simon has taught eCommerce strategies at University of Alberta, DigitalMarketer.com, and Affiliate Summit. He's been a Shopify partner since 2014 and has worked with brands ranging from $1K/month to $2 billion/year in sales. What You'll Learn in This Episode [02:45] Simon's origin story: From English major to Shopify expert [10:00] Why your About page is the least visited page on your website [13:24] The difference between in-store sales and online sales, it's always the person [14:15] Pillar #1: Positioning: How to become a category of one [16:00] Pillar #2: Website: Where story lives on every page [19:55] Pillar #3: Email & SMS: The owned channel generating 40% of revenue Key Takeaways You don't need original products to win. What differentiates you is that it's you selling them and you're the best person in the world to buy from. That's the story. The Four Pillars are stackable: Positioning (origin story) → Website (story on every page) → Email/SMS (owned channel, 40% revenue) → The Fuel (paid traffic). Email and SMS are owned channels. You own the list. Mark Zuckerberg can't take it away. If you're not emailing at least once a week, you're leaving 40% of your revenue on the table. Story converts. Design tweaks don't. "There's no tricks that really increase conversion rate better than really good content that resonates with your customer." Retail-first retailers are winning. They extended their in-store experience thoughtfully online because they had something real to extend. Your Millie Moment: This Week, Do These Four Things Do the In-Store Audit Walk through your store like a customer. Notice how you describe your products. Notice the specificity, the emotion, the vulnerability. How do you talk about that handmade mug? That's the story that sells. Write it down. That's your blueprint. Lock In Your Origin Story Why did you start this business? What problem were you solving? This is Pillar #1: Positioning. You need this locked in before you build anything online. It takes most retailers 10 years to figure this out. Don't skip it. Add Story to One Page Right Now Pick your homepage or one product page. Don't just list product, price, shipping. Tell the story. Make someone feel something. That's the conversion move. Check Your Email Frequency How often are you emailing? If it's less than once a week, you're leaving 40% of your revenue on the table. Email is an owned channel. Own it. Facebook / Instagram Coming Next: Part 2 Pillar #4: The Fuel: How to power your foundation with paid advertising 💚 Remember: You're not losing your soul by going online. You're losing your soul if you don't extend your world to customers who desperately want it. Story is your unfair advantage. It's how you build a world, not just a store. That's the work. That's what changes everything.
#098: Your Holiday Packaging Advantage with Julie Rotuno
2026/09/01
You're already spending money on packaging. Every single day. But most of you are leaving thousands on the table. That bag your customer walks out with? That's not just a transaction. That's your final word. It's the last chance you get to make an impression before she decides whether to come back, whether to tell her friends, whether to post it on social media. Julie Rotuno has spent 44 years helping independent retailers do this one thing that separates them from the big guys. And here's what she's discovered: seasonal packaging isn't a luxury. It's not a cost center. It's an unfair advantage sitting right in front of you. And it doesn't cost more than you think. What You'll Learn in This Episode [03:36] Why Packaging Matters More Than You Think  [06:20] Seasonal Packaging: The Move Your Competitors Are Missing  [08:24] Plain Stock Strategy: Start Here [09:00] Hybrid Approach: When You Already Have a Branded Plate  [14:07] Gift Wrapping as a Problem-Solver (Why Customers Love It)  [31:23] The Math: $3,000 Per Year From a 2-Cent Investment Key Takeaways Packaging is your final word with customers, it's the last impression you get to make Seasonal packaging doesn't require a massive budget or long lead times Premium packaging drives 40–61% increase in repeat purchases Gift sets create grab-and-go convenience and boost profit margins Change just one element (tissue, ribbon, or foil color) to get started Your Millie Moment: This Week, Do These Four Things Action #1: Do the Stranger Test This Week Walk into your own store like a first-time customer. Browse. Buy something. Leave. Look at that bag. How does it make you feel? That gap between what you have and what you want? That's your roadmap. That's where you start. Action #2: Pick ONE Seasonal Change (Right Now) Don't overwhelm yourself. Choose one: tissue paper color, ribbon color, or foil color. That's it. 2–3 week turnaround. 2 cents per package. Place the order this week. Action #3: Promote It in Your Marketing Tell your customers you have seasonal packaging. Put a photo at the bottom of your holiday emails. Post it on social media. Remind them: "We wrap so you don't have to at midnight." This simple reminder brings customers in. Action #4: Create ONE Gift Set (If You Don't Have Them) Bundle 3–4 slow-moving items together. Add seasonal tissue or a cute label. Mark it up 30–50%. Place it in your store as a grab-and-go option. Watch it fly off the shelves. It's how you communicate who you are. And it's how you turn one-time customers into repeat buyers who tell their friends and share your brand on social. You're not just selling a product. You're building an experience. And it starts with what's in their hands when they leave. That's the work. That's what changes everything.
#097: Procrastination Isn't the Problem, It's Your Operating System with Karen Luniw
2026/08/24
You're doing everything right. Your tactics are locked in. Your systems are solid. But somehow you're still stuck. So you work harder. You adjust. You tweak. You blame yourself. You join the 5 a.m. wake-up club. But nothing moves. Karen Lunow has spent nearly two decades helping world-class achievers, C-suite executives, entrepreneurs, and Hollywood creatives crack the invisible ceiling that keeps them from the next level. And what she's discovered is this: that fog you feel? That wall you keep hitting? It's not about doing more. It's about your internal operating system, the deeply held patterns, beliefs, and limits that determine what happens next, regardless of how much you consciously want more. What You'll Learn in This Episode [03:20] Why procrastination is data, not failure (and what it's actually telling you) [07:05] How to stop the self-blame spiral and start seeing what's really happening  [14:56] The Keys Story: Why your subconscious makes you right (whether you want it to be)  [22:03] The three types of procrastination (and how to handle each one)  [24:00] The Shift Codes deep dive: Paradigm shifts, energetic shifts, and identity shifts Key Takeaways Your Legacy Operating System: You have a ceiling. More strategy and hustle won't break it, you need to update the system itself. Procrastination Is Data: It's not failure. It's showing you exactly where your operating system maxed out. The Meaning You Attach: Change the meaning, change the pattern. Ask: "Why am I giving that meaning to this?" The Energy You're Absorbing: You pick up other people's energy. Ask: "What percentage of this actually belongs to me?" The Reticular Activating System: Your words command what you see. When you declare something, your subconscious makes it true. The Three Shift Codes: Paradigm Shift → Energetic Shift → Identity Shift Download vs. Conjure: Stop thinking through problems. Ask, step away, let the answer come. Your Millie Moment: This Week, Do These Four Things Action #1: Catch yourself in the pattern Notice when you're blaming yourself, beating yourself up, or making something mean something about your character. Pause. That's procrastination showing you where your ceiling is. It's not a character flaw, it's data. Action #2: Ask the real question The next time you procrastinate, don't ask "Why am I so lazy?" Ask instead: "What is this procrastination trying to show me?" Then stop thinking. Go do something else. Let the answer download. Action #3: Identify what percentage is yours When you're feeling overwhelmed, stressed, or emotional, ask: "What percentage of this actually belongs to me?" You'll probably realize 30-40% (or more) is just energy you picked up. Return the rest to sender with love and awareness.  Action #4: Change one internal declaration Pick one thing you keep saying about yourself ("I'm a procrastinator," "I can't find things," "I'm not good with money"). Stop saying it. Decide on a new declaration. Notice how reality starts to shift to match the new statement. Follow us on social media for more updates! Facebook / Instagram 💚 Remember: You're not stuck because you need better tactics. You're stuck because your internal operating system has met its ceiling. And the beautiful part? Once you see it, you can shift it. The next level doesn't require doing more. It requires becoming able to hold more. That's the work Karen does. That's the work we do at the Richer Retailer. And that's the work that changes everything.
#096: How Packaging Completes Your Brand with Julie Rotuno
2026/08/17
That bag in your customer's hand when she leaves your store is the last thing you get to say before she decides whether to come back. It's your final word. The packaging, the tissue paper, the way it feels that is the moment your brand becomes real. Julie Rotuno has built a 44-year-old family business on this single insight. And she's here to show you how packaging isn't a cost center, it's your most powerful marketing tool. What You'll Learn in This Episode [04:50] The Shift From Cost Center to Brand Moment [09:30] The Mindset That Separates Thriving Retailers From Those Left Behind [14:37] The Three Pillars of Packaging (The Framework) [19:13] The Stranger Test: Your Free Packaging Audit Key Takeaways Packaging increases perceived value, studies prove it Your packaging is a walking billboard when customers leave Only independent retailers can own the free gift-wrapping moment Consistency matters across in-store and e-commerce The Stranger Test reveals everything (and it's free) Your Millie Moment: This Week, Do These Three Things Action #1: Do the Stranger Test this week Schedule it into your calendar. Walk your own store as a first-time customer. Experience it. Take the bag home. Feel how it makes you feel. #095: How to Greet a Customer (Without Killing the Sale)
2026/08/10
Cathy Donovan Wagner breaks down the science of a customer greeting that actually works and why "How can I help you?" is costing you sales. Over 338,000 people watched this topic on YouTube. Hundreds commented. Some pushed back hard. And Cathy listened. In this episode, she's addressing every objection head-on while revealing why this skill is even more critical now than it was a couple years ago. Here's what most retailers don't realize: the moment a customer walks through your door, their brain is scanning for one thing. Are you a salesperson or a real person? And the second they think salesperson, they shut down. Tense, defensive people don't buy. That's not opinion. That's consumer psychology. There's a science to greeting customers. It's framed around dopamine, relationship building, and three specific moves that take less than two minutes to master. And when your team does it right, it changes your entire customer experience and your bottom line. What You'll Learn in This Episode [04:15] The consumer psychology behind a good greeting (dopamine, trust, and why it matters) [07:45] The three moves every team member needs to master: Acknowledge, Give Space, Start a Real Conversation [13:40] The "magic question" that converts: "So what brings you into the store today?" (and why timing is everything) [26:15] The difference between genuine curiosity and scripted small talk (customers can feel the difference) Key Takeaways The Three Moves (The Framework) ACKNOWLEDGE IMMEDIATELY — "Hey, how are you?" / That's it. / They need to feel seen and appreciated. GIVE THEM A MOMENT — Don't tackle them at the door. / Let them breathe, walk around, get comfortable. / They need to feel safe. START A REAL CONVERSATION — Forget the sale. Ask something genuine and specific. / "Did you make it to that festival?" / "What are you doing this weekend?" / They need something real, not a script. Your Millie Moment: This Week, Do These Four Things Action #1: Retire ONE phrase starting today Pick one that you or your team says constantly. "How can I help you today?" "If you have any questions, I'm right here?" "How's the weather?" Delete it. Permanently. Starting now. Action #2: Teach your team the framework Customers need to feel three things in order: Seen — "Hey, how are you?" Safe — You don't jump on them. You let them breathe. Specific — A real conversation with something genuine, not a script. Then they're ready for the magic question. Action #3: Role-play the browser scenario This is the moment most team members freeze or run behind the counter. Practice what to say. Practice how to give space. Practice how to stay present on the floor so when it happens for real, it feels like second nature. Do this in every team meeting until nobody freezes. Because you don't want your team practicing on your customers. They should be practicing with each other. Action #4: Share this episode with your team before the next shift. Then keep role-playing until the three moves feel natural and easy. Because that new raving fan who just walked through your door? That's how you make them yours. That's how you grow customer loyalty. Resources & Links Check out Tim Shea website at Latticeworkinsights.com Ready to free up cash and finally build wealth from your store? Whether they tell their friends. Whether they become a customer for life. That's what you're building when you treat every greeting like a trust moment, not a sales moment. Your team is not salespeople. They're relationship people. And when they know that, everything changes.
#094: What a Customer Is Actually Worth to Your Store (It's Not What the Receipt Says) with Tim Shea
2026/08/03
Cathy Donovan Wagner sits down with Tim Shea, founder and CEO of Latticework Insights, to explore the question that changes everything: "What is my customer really worth?" That customer who spent $45 today could actually be worth $540+ over time if you understand the data. But most store owners never see it coming and it's costing them money. Tim brings 25+ years of Fortune 500 analytics (NBA, Pepsi, Sweetgreen, Reddit) into the hands of independent retailers. In this conversation, Cathy and Tim reveal why the 80/20 rule dominates retail, how to find your "super thumbs," and the framework that unlocks the next stage of your growth. Guest: Tim Shea Founder & CEO, Latticework Insights 25+ years of data science and analytics experience Co-founded 3 companies, raised millions Worked with major brands: NBA, Pepsi, Sweetgreen, Reddit Website: LatticeworkInsights.com LinkedIn: Tim Shea (Latticework Insights) What You'll Learn in This Episode [08:31] Lifetime Value (LTV) vs. Lifetime Revenue (LTR) and why the difference changes your strategy  [09:45] LTV/CAC ratio: the metric that tells you how aggressive you should be with acquisition spending [11:20] How AI is rewiring everything about retail analytics (and why you don't need a $150K data warehouse anymore) [14:32] The Lattice Work concept: why your data is scattered across 10-20 platforms and how to connect it [21:47] The SMART framework exercise: five steps to see your business more clearly this week Key Takeaways The Hand Method (Cathy's Customer Segments) Pinkies: Sale/discount customers (low LTV, cut the channel) Pointer Fingers: Customers with potential Thumbs: Your best 20% driving 80% of revenue Super Thumbs: The half of thumbs that are extremely valuable The Four Moments That Matter First purchase: Discovery ($45 customer appears) Second purchase: The turning point (most critical, most will churn here) Third purchase: Customer becomes profitable Fourth+ purchases: Exponential growth (5x more likely to buy 10+ items) Your Millie Moment: This Week, Run the SMART Framework This is not theoretical. This is where you unlock what Tim calls "return on analytics spend." Pick one real thing happening in your store right now. A promotion, event, buying decision, team conflict something live. Answer these five questions: Speed: How quickly do your customers buy? Every 30 days? Once a year? What's the pattern? Margin: What does it actually cost to acquire and serve each customer? Attribution: Where do they come from? (Facebook, word-of-mouth, email, affiliate, Amazon?) Retention: What does it take to get a second purchase? A third? What's the journey? Trust: How confident are you in these answers? Can you calculate them this Monday, next Monday, and have them line up? #093: What You Didn't Know That You Needed in Order to be Truly Richer - Part 2

In part 2 of this episode. After co-founding and selling The Coaches Console, Melinda Cohan spent 20 years watching entrepreneurs burn out while scaling. She stopped asking "how can I scale faster?" and started asking the question that changed everything: "What is this actually costing me?" In this eye-opening conversation, Melinda sits down with Cathy Donovan Wagner to explore why smart, capable, hardworking store owners hit revenue goals while feeling absolutely exhausted. Cathy gets vulnerable about a therapy breakthrough she's never shared publicly, the moment her coach said, "Your business will never run until you stop hiding behind your clients" and Melinda introduces the framework that changed everything: the four boxes (employee, manager, CEO, shareholder) and the four levels of consciousness that reveal why the same achiever energy that built your business is the exact energy burning you out.    If you're hitting your numbers on fumes, this conversation is for you. And stay tuned for Part 2, where Melinda shows you the bridge from burnout to flow.    What You'll Learn in This Episode  [04:15] Why you're not a control freak or a micromanager, you're addicted to the doing and why that distinction changes everything [05:46] The painter's tape exercise: the four boxes every owner lives in (employee, manager, CEO, shareholder) and why bouncing between the first two is where burnout lives [19:07] The four levels of consciousness; to me, by me, through me, and as me and why "if it's got to be, it's up to me" serves you early and costs you later [26:00] The burnout warning signs most of us push right through and how to recognize you're in trouble before it gets worse   Key Takeaways The identity trap: "I'm not micromanaging, I'm just here to help", it sounds caring, but it's really you avoiding delegation and staying in the doing The four levels of consciousness: to me (victim), by me (doer), through me (flow), and as me (integrated) most store owners live in "by me" and wonder why they're exhausted The burnout warning signs Cathy checked herself against, one by one: resentment, perfectionism, loss of joy, isolation, and the lie that it'll feel better when revenue hits the next number Your Millie Moment: This Week, Do the Four Square Exercise for Real The Painter's Tape Framework: This is not a visualization exercise. This is a physical, embodied experience that shifts how you see your business. Get painter's tape and mark four boxes on your floor. Label them clearly: Employee, Manager, CEO, Shareholder Pick one thing happening in your store right now. Could be a promotion, an event, a buying decision, a team conflict something real and current Physically stand in the Employee box first. Say out loud: What are my concerns from this seat? What are my goals? What do I need? Step into the Manager box. What's my perspective here? What am I responsible for? What worries me? Move to the CEO box. What's the big picture? What's my vision? What decisions am I making? Stand in the Shareholder box. What return am I getting? Is this investment paying off? Am I building wealth? Notice which boxes felt natural and which felt foreign. Most store owners discover they've been living in two boxes (usually Employee and Manager) and ignoring the two that actually make them richer (CEO and Shareholder) Most store owners discover they've been living in two boxes and ignoring the two that actually make them richer. #092: What You Didn't Know That You Needed in Order to be Truly Richer - Part 1
2026/07/20
Melinda Cohan co-founded The Coaches Console from an idea scribbled on a napkin, grew it into a multi-million dollar company, and sold it. Then, after 20 years of watching every flavor of burnout (including her own), she stopped asking "how can I scale faster?" and started asking "what is this actually costing me?" That question became her book, Sustainable Success. In this episode, Cathy and Melinda dig into why smart, capable, hardworking store owners get stuck at the exact moment they should feel the richest. Cathy gets more honest than she ever has on this podcast, including a therapy story she's never told publicly and the moment a coach told her, "Your business will never run until you stop hiding behind your clients." Melinda shares the painter's tape exercise that changed how she ran her business, the four levels of consciousness that explain why the achiever mode that built your store is the same mode burning you out, and the warning signs most of us push right through. If your business is working and you're exhausted anyway, this conversation is for you. And come back for Part 2, where Melinda lays out the bridge from burnout to flow. What You'll Learn in This Episode Why you're not a control freak or a micromanager, you're addicted to the doing, and why that distinction matters The four boxes every owner has to stand in (employee, manager, CEO, shareholder) and why bouncing between the first two is where burnout lives The four levels of consciousness: to me, by me, through me, and as me, and why "if it's got to be, it's up to me" serves you early and costs you later Why self-care is a strategic advantage, and why it has nothing to do with manicures and massages Key Takeaways [04:15] The identity trap: "I'm not micromanaging, I'm just here to help" [05:46] The painter's tape exercise: employee, manager, CEO, shareholder [19:07] The four levels of consciousness [26:00] The burnout warning signs Cathy checked herself against, one by one Your Millie Moment: This week, do the four square exercise for real. Grab painter's tape and mark four boxes on your floor: employee, manager, CEO, shareholder Pick one thing happening in your store right now, a promotion, an event, a buying decision Physically stand in each box and say out loud what your concerns, goals, and needs are from that seat Notice which boxes felt natural and which ones you've barely visited Most store owners discover they've been living in two boxes and ignoring the two that actually make them richer.  Resources & Links Get Melinda's book, Sustainable Success, plus a complimentary companion guide at SustainableSuccessBook.com Ready to free up cash and finally build wealth from your store? #091: Why a $300 Billion Company Just Bought a Fitness Race And What It Means For Your Store
2026/07/13
LVMH, the luxury empire behind Louis Vuitton, Dior, and Moët, just moved to buy a stake in HyROX, a fitness race, in a deal that values it at up to a billion dollars. Cathy couldn't stop thinking about it, and not because she cares about fitness races. In this solo episode, Cathy breaks down why one of the biggest luxury companies in the world is pulling back on traditional ads and pouring money into belonging instead. She walks through the three-rung Experience Ladder LVMH has climbed, from borrowing an audience, to building an experience inside their own stores, to owning a piece of the thing itself, and shows exactly what each rung looks like for a store doing this on a fraction of that budget. She also shares her own story of building a customer tradition with four walls and a photographer, long before she had any of this figured out. What You'll Learn in This Episode Why the biggest luxury brand in the world is spending less on ads and more on belonging, and what that means for your marketing budget How to "borrow" an audience your best customer already loves, without building anything from scratch What it looks like to "build" an experience inside your own store that can't be bought online How to "own" an experience so it becomes something your town expects from you every year Why a sale gets someone to buy once, but an experience builds an identity that keeps them coming back Key Takeaways [05:15] Rung One: Borrow the Experience [11:40] Rung Two: Build the Experience [16:30] Rung Three: Own the Experience [21:00] Why This Builds Identity, Not Just Sales Your Millie Moment: This week, just rung one. Nothing more. Identify your single best customer, the one who buys without a sale and tells her friends about you Ask what she's already showing up for, a race, a festival, a studio, a church event Find the smallest way to put your store's name next to it: sponsor a raffle, donate a gift bag, set up a small display Don't build anything and don't host anything. Just show up where she already is. One customer. One thing they already love. One small way to borrow it. Resources & Links Got dead stock taking up space and eating your cash flow? #090: Sales Are Up. So Why Does It Feel So Hard?: State of Retail Q3
2026/07/07
Sales are coming in. Just... slower and harder to get than they used to be. If you've felt like you're working just as hard as last year but getting less for it, Cathy wants you to know: it's not you, and it's not just a feeling. In this solo episode, Cathy breaks down what's actually happening in retail right now, a cautiously warm environment where spending is up but transactions per store are down, shoppers are spreading their money across more stops, and import costs are creeping up on the other side. Then she gets specific about the three things that will keep your Q3 profitable: your margins, your in-store advantage, and a metric most store owners never check. She also makes the case for why the store that reads her numbers before reacting always beats the store that just tries something. What You'll Learn in This Episode Why margin math done today decides whether you're profitable in November How to check your initial markup and why your bestsellers are the wrong place to compete on price The real reason your clearance sale needs to be done and wrapped before fall inventory arrives Why one recurring in-store event beats five one-off events, and two ways to run one that actually builds loyalty How to calculate items per sale and use it to catch the sales you're losing without realizing it Key Takeaways [01:30] The State of Q3: Cautiously Warm, Not Cold [06:45] Checking Your Initial Markup and Why It Matters Now [12:10] Getting Your Clearance Sale Done Before Fall [17:20] One Recurring Event: Your In-Store Advantage [24:05] Items Per Sale: The Metric That Protects Your Profit [31:40] Read Your Numbers Before You React Your Millie Moment: This week, pull your numbers before you make a single move. Pull your top 20 bestsellers and check the initial markup on each one Calculate your items per sale for this June and compare it to last June, not last month Pick one thing from today's episode, margin, clearance, recurring event, or items per sale, and take one action on it this week If your week feels slow, sit down and find out why before you post a sale or take a promotion you didn't plan One number checked. #089: AI, Mindset, and Why Busy Is Not the Same as Smart with Chelsea Jones
2026/06/29
Chelsea Jones has spent over 20 years building websites for some of the most recognizable names in retail; J.Lo Beauty, Liverpool Los Angeles, Chroma Wellness, and more. As co-founder of Sunny Road, a Shopify Platinum agency, she works with retail brands every day and sees exactly where they're leaving money on the table. In this episode, Chelsea and Cathy get into what's actually happening in AI search right now, why your products may not be showing up when shoppers search on ChatGPT or Perplexity, and how to fix it. Chelsea also breaks down why most people are using AI wrong and the simple shift that changes your results. But this conversation goes deeper than tech. Chelsea shares how she filters out distractions, protects her time, and keeps moving forward even after going through cancer and rebuilding from scratch. If you've ever felt busy all day but not sure what you actually moved forward, this one is for you. What You'll Learn in This Episode Why your products may be invisible in AI search and what to do about it The feedback loop approach to AI that actually gets results How to filter signals from noise when everything feels urgent Why fear should make you curious, not stop you The one daily question Chelsea asks herself to stay on track Key Takeaways [03:21] Leveraging AI for E-commerce Growth [05:28] Feedback Loops and Continuous Improvement [14:07] Establishing Effective Filters for Decision Making [16:52] The Importance of Rest and Intentionality [20:25] Overcoming Fear and Embracing Curiosity Your Millie Moment: This week, find out if your store is showing up where shoppers are actually searching. #088: White Space Is Not a Luxury. It's a Strategy with Joey Gourdji - Part 2
2026/06/22
In Part 1, Cathy and Joey talked about clearing the calendar. Going from 38 meetings a week to 11. Identifying what was water, what was food, and what was mushroom coffee. Part 1 was about seeing the problem clearly. Part 2 is about what you actually do with the space once you have it and why most people quietly fill it right back up. Joey is back, and this time they go into the practical frameworks, the mindset work that holds all of it together, and the one daily habit that Cathy says has changed her more than anything else she's done. She also tells herself about the period she stopped doing it and what happened. What You'll Learn in This Episode The SLED framework, four categories of choices that create white space and keep it from disappearing again: Stopping low-impact activities, setting Limits on your calendar, building Efficiencies into your high-impact work, and Delegating what you've convinced yourself only you can do Why ambitious store owners go back to their old habits even after a real breakthrough and why that's not a character flaw, it's your brain doing exactly what brains do The Effort/Impact Matrix and how to use it to put real dollar numbers on what stays and what goes because "directionally accurate" is all you need to start making better decisions The four levels of consciousness (To Me, By Me, Through Me, As Me) and why the state you're in when you make a decision matters as much as the decision itself Key Takeaways [03:10] The overwhelm flywheel, how overcommitment leads to worse decisions, worse results, and more pressure, and what it looks like when it spins the other way [07:27] SLED: the four categories that create white space and a simple way to remember them [09:25] How to use the Effort/Impact Matrix with real numbers not just percentages so your gut instincts have something to lean on [19:30] Box breathing: why one round before you respond to a hard situation changes the outcome more than you'd expect [21:09] Positive brainwashing, how to identify your automatic negative thoughts, write the antidote, and record the version of yourself you're becoming Resources & Links  Free Download: Become Her grab it and follow along as you listen Connect with Joey Gourdji and Conversion Engineering Ready to free up cash and finally build wealth from your store? Then grab the Become Her download in the show notes. It walks you through exactly what to do next. 💚 Remember: If every single thing on your list feels high impact and urgent, that's not a prioritization problem. That's overwhelming talk. When your brain is scattered, the matrix won't save you. Getting centered first, that's the actual first step. Joey and Cathy get into exactly how in this episode.
#087: White Space Is Not a Luxury. It's a Strategy with Joey Gourdji - Part 1
2026/06/15
Cathy had 38 meetings a week and no open space on her calendar. She couldn't eat lunch without it being scheduled around something else. Her business was growing, she was delegating, and she still couldn't get ahead. Then she started working with Joey Gourdji and got it down to 11 meetings a week. Joey is a coach at Conversion Engineering, the agency she runs with her husband Ross. She spent a decade in online education, finishing as Director of Operations at Mirasee, where she was part of the team that grew the company from $5M to $13M and from 20 to 100+ people. She also grew up watching her mother build a retail store from scratch so she understands this world in a way most coaches don't. In this episode, Cathy and Joey lay out the foundation of how that calendar transformation actually happened, the framework, the hard parts, and the moment Cathy laughed out loud at the idea that any of it was possible. Cathy is also honest that she's partially backsliding, and that's in here too. This is Part 1. Part 2 is coming. What You'll Learn in This Episode What white space actually is, why it's not just free time, and the three ways you should be using it if you want your business and your life to stop feeling like they're fighting each other The water, food, and mushroom coffee framework, the exercise that helps you see what your business genuinely cannot survive without, versus what just fills your week and feels productive Why ambitious, hardworking store owners end up with the most overloaded calendars and why that's not a character flaw, it's a pattern What self-sabotage looks like when you're the one running the show and why most people don't see it until someone else points it out Key Takeaways: [02:18] Why Cathy's calendar had no open space even after she thought she'd been delegating and what Joey saw immediately when she looked at it [09:37] What white space actually means, and why "open space" and "uncommitted time" both miss the point [14:41] The water, food, and mushroom coffee framework and why Cathy put everything in the water column the first time she tried it [23:44] The carrot analogy that explains why pulling good things off your list is what lets the right things grow [32:16] What got you here won't get you there and why the habits that built your business may be exactly what's keeping you stuck now Your Millie Moment Take a piece of paper and write three columns: water, food, mushroom coffee. Water is the two or three things your business genuinely cannot survive without for even a week. For most retailers that's knowing your numbers, staying on top of your inventory, and managing your team. Now look at your calendar for this week. How many of your meetings, tasks, and commitments are actually water? How many are mushroom coffee you've been treating like water? You don't have to fix it today. Just see it clearly first. That's where this starts.
